Read the numbers and improve

This stage is how you decide whether a machine, a location, a price, or a product is working. Do not treat a sales total as the answer. Convert revenue into leftover profit, score each machine, then change mix, price, placement, equipment, or the building based on what the data shows.

You are assumed to already have, or be about to place, at least one machine. If a necessary how-to is missing, it is marked Not specified in the corpus. Copy the loop. Do not copy another city’s prices or mix. If You’re Starting a Vending Business, Watch This First

Current doctrine

These rules show up most often in the newer material:

  1. Revenue is not profit. Beginners hear “this machine does $5,000 a month” and treat that as take-home. It is not. Run the full stack before you accept a location, a revenue-share ask, a hire, or a route purchase. 2. Track weekly. Pull what does not move. Double down on winners so every slot earns. Build the mix for that building, not one planogram for every site. 3. The machine is the answer. Stock what that site’s buyers actually purchase. Give space to winners. Pull losers. Note

Anthony’s line is that fundamentals stay the same, but pricing, competition, and even which foot-traffic metric you watch can look different by market. If You’re Starting a Vending Business, Watch This First

1. Separate the money before you trust any number

Do this before the machine makes sales, or as soon as you can untangle it.

  1. Open a business checking account.
  2. Use a dedicated business card.
  3. Track receipts, inventory, and sales.
  4. Do not mix business and personal money. Anthony says mixing it from the start becomes a nightmare later, and you will not know whether the machine is actually making money. How to Buy Your First Vending Machine (Step-by-Step Process)
  5. Open one monthly numbers view. Anthony’s current method is a single Google Sheet income statement, even when machines run different software. Split the sheet by building, not by machine brand. Lump every machine into that one sheet. Do not keep a separate “truth” in each app. How I’d Build A Vending Machine Business From $0
  6. Each month, record at least: revenue, cost of goods, labor, every other expense as a percent of revenue, month-over-month change per machine, gross margin and markup by product when the software reports them, highest-selling items, and the pick list. How I’d Build A Vending Machine Business From $0
  7. On a small route, also write hours spent per week per location. These “boring” machines make me $80k/mo, here's how
  8. Require the month-over-month change on each machine to be in the green, even if only by a percent. If it is not, look back for the cause, including a seasonal dip. How to separate a seasonal dip from a bad location, and what “green” means in dollars versus percent, is Not specified in the corpus. How I’d Build A Vending Machine Business From $0
  9. Ignore vanity machine count. If someone leads with how many machines they have, the first question is revenue per machine. Make leftover profit / EBITDA the company number. If a seller markets an “$8K/month business,” treat that as top line. How To Start A Vending Machine Business in 2026 (FULL COURSE) · These “boring” machines make me $80k/mo, here's how
  10. Kaufman says he uses Expensify by payee and category. Sandy built visual spreadsheets so she and Joe could see whether the route was making money, and later bought an inventory scanner. Tip

Use the machine backend for on-hand counts, lows, when to stock, sales reports, best sellers, profit analysis, and gross margin on each product. Then copy the month into the sheet so mixed operating systems still produce one financial view. How I’d Build A Vending Machine Business From $0

2. Turn a revenue number into leftover profit

Do this before you place a machine, keep a weak stop, offer revenue share, hire a stocker, or buy a route. Use one location at a time. Write your actual invoices. Do not mix one speaker’s percents with another speaker’s leftover and call it one rule.

  1. Write down monthly revenue. Do not treat that figure as what you keep. How to Start a Vending Business (with ZERO Experience)
  2. Subtract cost of goods. Anthony’s worked examples use about 35 percent, and later 35 to 40 percent. Kaufman uses 30 to 40 percent in one walkthrough, “typically 35 percent” in an earlier one, and about 30 percent in a $1,000-revenue stack. Mike’s stated target stack elsewhere is about 30 percent COGS. Use your actual invoices when you have them. 4. Subtract card processing, machine software / SaaS, and other fees. Anthony’s example uses 8 to 10 percent. 5. Subtract stocking labor if you hire it out. If you stock it yourself, delete that dollar line and remember the hours are still a cost. Anthony’s example: two hours a week at $25 an hour, about $200 a month. His planning figure elsewhere is about one and a half hours per machine per week at $20 to $25 an hour. How to Start a Vending Business (with ZERO Experience)
  6. Subtract the machine note if you financed it. Anthony often uses about $150. Kaufman uses about $150 to $170 in several walkthroughs. How To Replace Your Full Time Salary With Vending (Full Guide) · This Boring Machine Makes Me $1,000 Per Month, Here's How
  7. If you are judging a stop the way Kaufman does in the “full stack” version, also subtract fuel, maintenance, insurance, and data. He does not always give rates for those lines. One $1,000-revenue stack uses about $15 insurance and about $50 data. Top 5 Beginner Vending Mistakes · Should You Build or Buy A Vending Machine Route?
  8. Use the leftover profit to decide whether the location, the rev-share ask, and the labor plan make sense. If you only look at top line, the corpus says you can overpay, offer too much share, refuse to hire, or keep a weak site. How to Start a Vending Business (with ZERO Experience)
  9. If the location is financed and weak, Joe’s rule is that you may not make enough to pay for the machine and will start behind. How This Retiree Built 15+ Vending Locations ($5500/month)

  11. After about five months in the same place, Anthony plans around roughly plus or minus 5 percent month to month. Do not call a new stop “done” from the first 30 days. Mike Hoffman has seen sales take up to six months to increase because people are still learning the machine is there. Anthony, $5,000/month hypothetical (July 7, 2026): about 35 percent COGS ($1,750), 5 percent share ($250), 8 to 10 percent fees (he calls it $500), hired labor about $200, leftover around $2,300. He calls that leftover a strong machine if the real number looks like that. How to Start a Vending Business (with ZERO Experience)

Anthony, downtown luxury apartment (January 2, 2026): last month $2,300 (about $76/day); COGS at 35 percent ($790); software/backend/card fees; machine payment $170; stocker/picker $37.50; driver time $37.50 for a 15-minute warehouse-to-site drive. He called the remainder about $1,040, and also rounded it to $1,000 after all expenses.

Warning

His spoken fee line is $2.62. The $1,040 net only fits if that fee is treated as $262, or if one $37.50 labor line is dropped. Keep the line items. Do not treat the spoken total as a clean audit. This Boring Machine Makes Me $1,000 Per Month, Here's How

Anthony’s conservative single-machine stack (February 2026): about $2,000 a month as a conservative well-placed machine, stated range $1,500 to $3,000, best locations about $5,500 to $6,500. Subtract 35 to 40 percent COGS, about another 10 percent card/software, treat what is left as about 50 to 55 percent gross ($1,000 to $1,100 on $2,000), then subtract about $150 machine payment and $100 to $200 labor. He lands around $680 to $830 in one walkthrough, about $750 to $850 in another, and around $900 to $1,000 when he uses the $200 labor line. Kaufman / Mike stated monthly target stack (April 23, 2025): about 30 percent COGS, about 10 to 12 percent merchant plus software, then leftover rev share / other fees / labor. Goal: about 50 percent profit margin on the location. He later also states a healthy range of 40 to 50 percent of top-line. On a modeled $2,000/month smart machine he budgets 30 to 35 percent COGS (about $700), then 10 to 15 percent for merchant fees and possible rev share (he uses $300 to stay conservative), leftover $1,000 / about 50 percent. Kaufman, $1,000-revenue “simple math” (May 29, 2025): about $150 loan, 30 percent COGS ($300), about $15 insurance, about $50 data, about $200 labor if someone else stocks twice a week at $25/hour for 2 hours/week. He calls the remainder about $290. If you stock it yourself, he treats profit as about 50 percent. His spoken running total on the board ($500, $650, $720, $710) does not perfectly match adding the line items he named. Should You Build or Buy A Vending Machine Route?

Kaufman, financed smart machine around $1,500/month (September 12, 2025): right around $1,100 after cost of goods and more than $900 after a roughly $150 payment. He applies leftover profit to principal and aims to pay the machine off in 12 to 24 months if the lender will waive prepayment penalties. Elsewhere he says they typically pay 48- and 60-month loans in 12 to 18 months, sometimes less than a year, which frees $115 to $175 a month. Mr. Passive route snapshot (July 11, 2025): $84,000 revenue in the May month he cited; COGS 33 percent / about $27,000; general manager about $5,000 plus commission, about $6,000; part-time labor modeled as 40 hours/week at $25/hour, about $4,000; fees about 11 percent, rounded to $10,000; stated leftover about $37,000. These “boring” machines make me $80k/mo, here's how

Anthony’s review rules on a plateaued route (December 26, 2025): try to shoot for at least 60 to 65 percent overall margin (he personally shoots for 65 percent). If you are not adding locations, work cost of goods toward about 31 to 35 percent. How card fees enter that 60–65 percent, and whether it is before labor, is Not specified in the corpus. How I’d Build A Vending Machine Business From $0

When you do not have a full month yet, Mike’s simpler cost picture is three buckets: machine cost or financing, cost of goods, and labor (you or a hire). How Much Does It REALLY Cost To Run A Vending Business?

3. Score every machine, not just the route total

Location totals hide weak assets when one building has two or three machines.

  1. Pull monthly revenue per machine, not only per address. On a handful of stops, also optimize revenue per location and hours per location. How He Built a $50,000/Month Vending Business in One Year · These “boring” machines make me $80k/mo, here's how
  2. Use DJ Fuchs’s baseline: about $1,500 per machine per month as the line that makes a stop worth being in. Some machines can sit a little below if others are far above and the fleet still averages that. Anthony separately wants locations that can do at least about $1,500 a month in sales. How He Built a $50,000/Month Vending Business in One Year (December 23, 2025) · How I’d Build A Vending Machine Business From $0 (December 26, 2025)
  3. Do not keep a cluster of weak stops. Anthony’s warning: you do not want five locations doing $200 a month each. One strong location is worth more than several weak ones. How to Start a Vending Business (with ZERO Experience) (July 7, 2026)
  4. Do not treat unit count as destiny. Mike Kaufman cites one 170-unit apartment at about $3,500 and another operator’s 150-unit at $8,000. Surrounding retail and shopper behavior change the number. From Laid Off to Replacing Their Salaries With Vending. Here's How (Step by Step) (August 19, 2026)
  5. Check substitutes. If a buyer can walk about 60 seconds to a gas station, cafeteria, or convenience store and get the same thing, treat the site as less valuable. If leaving costs time, breaks are short, access is controlled, or the nearest alternative is inconvenient, the machine can win on convenience. How to Start a Vending Business (with ZERO Experience)
  6. Check in-building placement. Kaufman: if the property is vague about where the machine will go, walk away; a basement machine people do not know exists will not produce. Anthony says the gap between a $700/month machine and a $4,000/month machine is the location, not the cabinet, and that wrong placement inside the building can cut sales about 25 percent. Mr. Passive says break-room office machines do about 50 percent less than elevator-lobby placement, and that indoor placement is the difference between $500 and $1,500 a month. 7. Match equipment cost to throughput. Kaufman: do not put a high-end machine in a low-throughput site (his example: an urgent care open five days a week seeing about 50 patients). Load higher-end equipment only where volume can use it (his example: about 700 units / 900 residents). Everything You Need To Purchase Your First Vending Machine (November 7, 2025)
  8. If you run more than one software platform, compile sales from each before you name a route-wide top seller. Look at both unit volume and dollars. A cheap item can win on count while a pricier item wins on revenue. How He Built a $50,000/Month Vending Business in One Year

Anthony’s later planning ranges (attributed, not targets you should promise yourself):

Manuel Duval’s attributed snapshot of concentration: his manufacturing plant was his only “kill” location, on track for about $8,000 on three machines (one Haha Pro plus two cash-enabled machines). The rest of a 10-location route only brought the total to about $10,500–$11,000. He did not share broker or franchise numbers he reviewed. Lane’s 100-unit, one-machine apartment regularly does about $3,000 and peaked at $4,000 with elevator / entrance / package-room placement. The early group rule he remembered — do not mess with anything under 200 units — is the older side of that disagreement. He Had No Sales Experience… Now It's $200K/Year (April 28, 2026)

John Newcombe’s “Beast”: a 150-unit apartment doing $9,500–$10,000 a month, with about 40 percent of sales from 8:00 p.m. to 3:00 a.m., some customers spending $30–$40 a visit. Anthony’s own 199-unit only averages about $1,800–$2,100. Other operators called the Beast crazy for that unit count. Can You Start Vending at 60? Ask This Former Real Estate Agent (July 17, 2026)

  5. Charge more on larger or heavier packs. Anthony: bigger perceived value supports a higher price; do not expect a small two-pack of Pop-Tarts priced like a larger pack to capture the same ticket. Kaufman: bigger chip bags, movie-theater candy, 8-pack Pop-Tarts, large gummies. John Newcombe’s apartment rule: 20-ounce sodas, larger candy bags, king size. Mike’s rule of thumb: if it weighs more, you can charge more. 7. Mark drinks more aggressively than snacks. Kaufman says drinks outsell snacks, have longer shelf life, and fatter markups. Kaufman: Smartwater at $3.50 to $4 (he states 35 to 40 cents cost) next to Crystal Geyser at $2 (he states 17 cents cost). In another walkthrough he prices Smart Water at $3.75 with a $1 VendHub cost, and in a micromarket P&L he uses $3.95 against about $1.20 from a Sam’s 15-pack. 11. Compare profit per slot, not just whether the item is cheap enough to get a yes. Anthony’s chip example: about 38 cents cost / $1.25 sell / 87 cents profit on a 1-ounce bag versus about 65 cents cost / $2.99 sell / $2.34 profit on a 1.75-ounce bag. Place a premium item next to a cheaper-looking alternative. Kaufman’s example: an expensive 16-ounce Monster next to a Rockstar priced 50 cents less. He says the cheaper-looking can can actually be higher margin; the expensive neighbor makes it look like a deal. Everything You Need To Purchase Your First Vending Machine (November 7, 2025)

Use a premium item to set the ceiling, then keep a cheaper twin

  1. Place a premium product next to a cheaper alternative in the same category.
  2. Price the premium item high enough to set the machine’s price standard. Mike’s energy-drink example is Alani at $4.50.
  3. Price the cheaper alternative lower. His example is Rockstar at $2.75 or $3.00 so some buyers feel they are saving.
  4. Keep the mid-tier item’s margin similar to the premium item’s margin so either choice is profitable. He says they still take 66 to 70 percent margins on Rockstar or Monster priced a bit under Alani or Celsius. How AI Vending Machines Trick You To Spend More (June 27, 2025)
  5. Stock a larger and a smaller version of the same drink (example: 20-ounce and 12-ounce Dr Pepper). Price the smaller size cheaper so the buyer who wants to “save a buck” still buys. Keep the smaller size about as profitable as the larger bottle. Optionally stock a multi-pack at a cheaper per-can price. Use the cheap tier for demographics that will not buy premium health drinks. Warning

In a later Costco walkthrough the pairing is reversed: Celsius at $4.50 next to Alani at $4, with “over 200% margins” claimed on both. How Much Does It REALLY Cost To Run A Vending Business? (April 23, 2025). The operating rule is the same: two similar drinks, one priced as the reference, one priced as the save, both still fat. The brand that sits in the expensive slot is not consistent in the corpus.

Anchor with eye-level placement

  1. Put strategic high-margin products at eye level first. That is where Mike says people look first.
  2. Usual eye-level anchors: water and high-margin energy drinks.
  3. In an office, put a higher-ticket forgotten-lunch item in the golden zone. His example is a $5 Lunchable instead of cheaper chips down below.
  4. Change height by audience: candy at kid eye level in apartments; adult forgotten-lunch items in an office. How AI Vending Machines Trick You To Spend More (June 27, 2025)
  5. Face labels forward, fluff bags, and group like with like: drinks with drinks, bars with bars, chips with chips. How to Buy Your First Vending Machine (Step-by-Step Process) · Everything You Need To Purchase Your First Vending Machine
  6. Place companion products next to each other for add-on grabs: bear claw next to Lunchable, Gatorade next to a protein shake. How AI Vending Machines Trick You To Spend More

Price OTC incidentals by location

Mike’s stated Advil / small-pack ladder (Selling These Is So Profitable, It Feels Illegal, December 12, 2025):

  1. Start from your cost on the small pack. He pays 50 cents for a four-pack of Advil.
  2. Aim for about a 600 percent markup from cost. He also states 6 to 800 percent on that 50-cent pack at $3 to $4.
  3. Do not use $2.50. He says it felt too cheap and people questioned quality.
  4. Use $3 in most locations.
  5. Use $3.50 to $4 in office buildings and medical facilities.
  6. Use $5 only in airports or hospitals.
  7. Adjust for the specific market.

Speakers mix “margin” and “markup.” Anthony calls Coke from 83 cents to $2.75 a 69 percent markup; that figure matches gross margin on the sell price, not markup on cost. This Boring Machine Makes Me $1,000 Per Month, Here's How. Mike uses figures from 100 percent to 1000 percent in the same Costco walkthrough. How Much Does It REALLY Cost To Run A Vending Business?. Test time-based pricing, markdowns, and promos only if the hardware can do it

  1. Identify high-foot-traffic windows (example: Thursday night / 11 p.m. college kids in a lobby). Test a higher convenience price in that window. He says they will not care if chips are $4 or $6.
  2. If a hotel is booked out for a concert weekend, change prices remotely and let e-tags update over Bluetooth.
  3. Automatic demand-based hikes are described as a destination, not a finished system. How AI Vending Machines Trick You To Spend More
  4. Markdown fresh food before it expires. This is a test ladder, not a proven SOP: note the expiration when you load (example: chicken bacon ranch sandwich with 9 days); day 7 test 25 percent off; day 8 test 50 percent off; day 9 pull it. How AI Vending Machines Trick You To Spend More
  5. Watch VendHub for flash-buy rebates. If the rebate is double or triple the usual, run a matching volume promo such as buy two, get one free, to move the rebated product and collect the rebate. How AI Vending Machines Trick You To Spend More
  6. If a product such as Coke is never selling, Mr. Passive’s version is the same idea: run a promo (buy two, get one free) instead of leaving it untouched, then swap from the data. The Most Overlooked $10k/Mo Business You Can Start (With AI)
  7. If the route has no promo calendar, stop relying on unpromoted traffic. Each month pick two items and discount them 10 percent. Put the offer on a property flyer. Month-one example: 10 percent off Tide Pods and 10 percent off condoms. Use non-traditional SKUs, not just soda and candy. Purpose: pull more traffic, not only discount existing demand. These “boring” machines make me $80k/mo, here's how
  8. On a unique item with no wholesale and extra driver time, price for a wide cash spread. Tim’s Buc-ee’s Beaver Nuggets example: about a 40–45 minute one-way run from Austin, sell $15.89, Tim guessed about $7–$8 cost, Mike called it an $8 spread. If it does not sell at that price, drop the experiment. From Out of Work to $90K/Month (April 7, 2026)
  9. Gut-check meal-replacement drinks against local walk-out food prices. Mike used $10–$12 restaurant walk-out prices to justify a $7-range protein drink. From Out of Work to $90K/Month
  10. Matt’s novelty example: Dubai chocolate from Fair on expiration promos at $1.99 (recent boxes) or $2.99 when he started, sold at $11.99, about a $10 spread. He treats it as a possible fad he will ride while it sells. How His Top Location Hit $7K/Month (March 30, 2026)

Revenue share is a price decision

  1. Do not open a meeting by volunteering revenue share. Kaufman says nine times out of ten it will not be brought up. Giving it away when you do not have to eats the P&L. He says over half of his properties get none, and that he has negotiated over 100 placements. 10 HUGE Mistakes New Vending Machines Owners Make (July 5, 2025) · How To Negotiate Vending Machine Deals Like A PRO (September 26, 2025) · How To Start A Vending Machine Business Step-By-Step (With $0)
  2. If they ask, flip it: do they want to make revenue off this, or keep it an amenity so employees / patients / tenants will not complain about price?
  3. If they still want a share, tell them you can, but you will mark product up. Mike’s reason: with inflation there is not a lot of margin left to rebate. He says most operators walk in ready to give away 20 percent and then wonder why the business is not profitable. How To Negotiate Vending Machine Deals Like A PRO
  4. If they ask, trade share for sister-property introductions (Anthony: two or three managers; Kaufman: three or more properties, and a 5 percent example ask). Use These Negotiation Tactics, They’ll Blow Up Your Vending Business · How to Start a Vending Business (with ZERO Experience)
  5. Medical outpatient sites, in Kaufman’s telling, typically have minimal revenue-share requirements if you stock the machine and frame it as an amenity. I Tried 100+ Vending Locations, These 3 Are Most Profitable
  6. John Newcombe believes introducing a share helped him win an apartment. He refused 25 percent, would not state the final number on the podcast, and landed significantly less (he now gives 5 percent back on a school so it reinvests). Can You Start Vending at 60? 6. Do not treat inventory as a repeating cash hole

  1. Buy the opening fill yourself. Keep the first order controlled: enough to stock, test demand, and learn what that location wants. Do not buy every product imaginable on day one. How to Buy Your First Vending Machine (Step-by-Step Process)
  2. Kaufman: $250 to $500, a little of everything, not only chips and not only protein bars. He also says filling one normal vending machine the first time cost him about $300, versus $5,000–$6,000 to open a room-sized micromarket. In another walkthrough he ballparks about $500 per machine and already says that may be a little high if you stock strategically. He also wrongly assumed he would need $1,000 before he started. 3. Anthony later cites around $1,000 for first-machine inventory, plus about $350 for totes/wagon/storage, plus $500 to $1,000 down on the machine. In another video, all-in about $3,000 to $5,000 to get the first machine running, including inventory and basic setup. See Conflicts. 4. Wait until the first products have sold at a multiple of cost. After first fill, Kaufman’s rule on Celsius / protein bars: do not buy another unit until the units already on the shelf have sold for 2x to 4x what you paid. Elsewhere he describes that multiple as 2, 3, 4, 5, or 6X, and frames the next $500 order as happening only after you have already made at least about $1,000 from the first fill. He also used day-one stocking cost as the month’s COGS in a live micromarket P&L, which only matches true monthly COGS if that is what actually sold through. 5. Place the next inventory order from those sales proceeds. Replenish what is selling. Do not pre-order a bunch of drinks before they sell.
  6. On a brand-new high-volume market with no idea how fast it will empty: buy a first batch, photograph the haul, send it to an experienced operator for a check. Shannon says Mike told her to triple it. If inventory is gone within about 48 hours, go back immediately, buy far more, and switch to every-other-day restocks until you learn actual need. Warning

After-hours stock-out texts are a product-mix signal, not noise. If a stocker texts that a high-velocity item is out (Shannon’s example was Fairlife at 9 p.m.), do not ignore it. Ask whether they need it tonight or tomorrow, estimate how long it will take you to get the product there, and treat repeated texts as a reason to hire warehouse or inventory help so you are not the emergency buyer. 7. Build the first mix cheap, then let data rebuild it

  2. Let repeated answers set the opening mix. If three out of five people say energy drinks, or everyone mentions water and protein shakes, stock that. If nobody mentions snacks, do not assume snacks will crush. How to Start a Vending Business (with ZERO Experience)
  3. Before you add a SKU, run Anthony’s questions: What does this customer need right now? In this location, with no better option nearby? Where are they? What just happened? What do they need? What are the other alternatives? What would make the purchase feel obvious? Are people already asking staff for this? If that answer is clear, stock it and price it confidently. 4. Match the site type, not a universal planogram. Use the lists below as starting hypotheses. Then let the report decide.
  5. Do not rebuild a mix around a “we want healthy” survey. Sandy: that is not what they bought; one person went through cases of Dr Peppers. Joe: a lot of times they want healthy food and it does not sell. Exception he names: a luxury-apartment micromart near the gym where Bear Bell bars and yogurt-covered probiotics crushed. Choose products by profit dollars, not only margin percent

  1. Identify high-margin products. Mike says drinks have the best margins and the best shelf life.
  2. Compare two items with the same margin percentage by sell price and case dollars. His example: a 16-ounce water and a 16-ounce Monster can both have 65 percent margins, but Monster sells for $4 and water for $2. He says a case of Monster brings in $112 while a case of water brings in $51. Prefer the item that brings more total dollars when the percentages match. 10 HUGE Mistakes New Vending Machines Owners Make (July 5, 2025)
  3. In restricted cubic inches, prefer high profit dollars per transaction over a high margin percent that only makes pocket change. Anthony’s contrast: $20–$25 protein vs an 87-cent snack profit that cannot support $25-an-hour labor. Full-Time Job, Two Kids… Now It’s $4K/Month (April 21, 2026)

The same speaker also says water is where the best margins and top profitability items are, and that the first way to maximize inventory profitability is to double down on drinks, especially water and other beverages. Michael Deese separately says water margin and profit are “weird and unbelievable,” and that people still bought premium Smartwater over cheaper Aquafina when both were present. How He Built $600K/Year in Revenue With Just 18 Machines. Keep both ideas: drinks first, then pick the drink that drops more dollars into the case, not only the highest percentage.

Buy short-dated snacks in limited volume

  1. Buy high-margin chips strategically. Mike’s Costco example is Quaker bags at 44 cents, sold at $2.50 to $3, with expiration of less than 90 days. How Much Does It REALLY Cost To Run A Vending Business? (April 23, 2025)
  2. Do not overbuy chips or PBJ snacks. Plan the cases around shelf life. His PBJ example is 38 cents cost and $2 sell.
  3. Prefer a supplier whose dating is long enough to stock. Anthony left club-store chips after short-dated Cheetos; a refund did not replace the inventory he needed in the machine. He says VenHub chips have arrived about 90 days out from warehouse receipt. This Boring Machine Makes Me $1,000 Per Month, Here's How (January 2, 2026)

Unusual high-markup items and where he puts them

  1. Trojans: college campus or busy apartment.
  2. Tide Pods: college dorm, senior center, or apartment.

  6. Deodorant: apartments, urgent cares, or employee break rooms, as a forgotten pre-meeting fix.
  7. Gum and Advil. He calls Advil a top seller across all of their locations.
  8. Phone chargers: hotels, airports if you can get in, offices after 5 p.m., apartments. Eye level, labeled, lit. 6. If a micromarket has flattened, Kaufman added a freezer at one site he says went from around $17,000 to over $20,000 a month (about 20 percent). Mr. Passive said a micromarket doing about $2,000 a month with unused category space went over $3,000 and added over $1,000 monthly cash flow after a freezer. John Sanchez planned the same move on an Orlando student-housing stop already over $4,000, expecting $6,000–$7,000 after a freezer and mix work — a plan, not a completed result. Mike says adding a frozen-food machine next to an existing smart cooler, restocked on the same weekly visit, may add $800 to $1,500 a month. 8. Incidentals can beat core snacks on margin, not frequency. Kaufman’s condom three-pack test: buy through VendHub after rebate at about $3.49 / less than $4, sell over $9 / almost $10, more than 10 packs in the first month, about $6 profit per pack. He says that can beat 6 to 10 waters. Later he bumps closer to $10 at night and closer to $9 during the week, and sets them near other high-ticket incidentals such as Tide Pods upwards of $15 for a 14-pack. 12. Club stores can still have great pricing when the mix will actually sell. The issue is unsellable flavors and unpredictable in-stock. Early Costco / Sam’s / Walmart runs hit a ceiling when one store has Celsius, another has Alani, another has protein bars. Tip

Costco variety-pack per-unit price is not your real cost if part of the pack never sells. Calculate cost per unit sold.

9. Improve the number with equipment, labor, and location — not just SKUs

Equipment changes the ceiling

  1. Treat a traditional spiral machine as capped. If the item does not fit the coil, you cannot sell it. Mix defaults to candy, soda, and chips. Anthony’s same-building example: traditional machine about $1,200 a month versus a modern smart machine about $2,500 a month within about 60 days, with COG still around 35 percent. He assigns about $2.50 average transaction to traditional and $5 to $6 to modern, and says that AOV gap alone can double monthly revenue. Mike Hoffman is the source Anthony cites for that swap. 2. Use that math when you plan how many placements you need. Anthony: a $5,000 monthly goal on average traditional machines is five to six machines; with two to three strong modern placements he says you can target the same goal via higher density. Same Location... Double the Vending Revenue? (April 10, 2026)
  3. Open micro markets / AI coolers can sell higher-ticket items (fresh food, larger drinks, medicine, protein, Tide Pods). Downside Kaufman and Anthony both flag: theft, because there is no locked door. Best in controlled employee break rooms, not a public apartment lobby at 2 a.m. How to Start a Vending Business (with ZERO Experience)
  4. After buying an old Pepsi/Coke route, Kaufman’s flip is: swap motors for a micro market or smart cooler, stock higher-ticket and incidental items the old machines could not do, add missing freezers, depreciate the new equipment. Mike uses the Futura from evending: no money down, no AI cameras, no manufacturer SAS fees, five-year warranty. Hedge instead of buying a snack machine and a drink machine. Do not go all-in at about $11,000 on a separate snacks machine plus a drink machine for an unproven stop. 8. Anthony’s first-machine hedge: a combo if you are unsure how the location will perform, the space is smaller, or this is your first machine. 9. Focus on real cost, not the front-end used price. Mike paid $2,800 for a “mechanic-refurbished” Craigslist machine that became unoperable. He said just making it operable again would have been another $2,000 in refrigeration parts, and it would probably break again in a year or two. That is why he no longer prefers used. 10. Do not get caught up in this week’s interest rate on a small equipment loan. On about a $6,000 loan at 15 percent versus 8 percent or even 5 percent, he said the difference is like $10–$12, not a house mortgage, and cash flow from a good location should pay the loan off early. Labor belongs in the scorecard

  1. Put hired stocking in the P&L before you decide a location is “good.” How to Start a Vending Business (with ZERO Experience)
  2. Anthony’s planning figures: about 1.5 hours per machine per week at $20 to $25 an hour. Two $2,000 machines = $4,000 revenue, three hours stocking plus inventory/ordering ≈ five hours a week, 20 hours a month at $20 = $400 labor, COGS about 35 percent = $1,400. How to Start a Vending Business (with ZERO Experience) (July 7, 2026)
  3. If one stop is about $10,000 a month and about an hour and a half away, Mike Kaufman compared stocking it himself (about $4,500 leftover) versus hiring (about $3,800) and gave up $600–$700 to buy owner time. Move a dud instead of protecting it

  1. Reach out to brokers about existing routes. Look at franchise offerings. Get their numbers. How His 3rd Location Hit $8K/Month In Revenue While Working Full-Time
  2. Run the calculations yourself. Walk away if the numbers and the feel do not add up. Manuel did not share the actual broker or franchise figures he saw. How His 3rd Location Hit $8K/Month In Revenue While Working Full-Time
  3. Kaufman’s rule of thumb for valuing a location or route: around 1x yearly revenue (a $2,000/month location ≈ $24,000; he later talks about an $84K/month route as about $1 million). Devalue handshake-only locations (his example: a $20K/year urgent care treated as about $15K of value). Typical listings he expects: 0.7x to 1x. A $12,000/month route is probably listed around $120,000 to $144,000. He typically walks if the ask is above 1x. Using “Buy Now, Pay Later” To Buy A Vending Machine Business (August 1, 2025) · Should You Build or Buy A Vending Machine Route? (May 29, 2025)
  4. On a purchased route listed around 1x trailing revenue on new micromarkets doing about $2,000 per location, Mr. Passive was comfortable paying 1x revenue, not EBITDA, because the equipment was new (four locations, $8,000/month, $96,000 ask, July 11, 2025). These “boring” machines make me $80k/mo, here's how
  5. When you underwrite an old-school route, look at value-add: swap Pepsi/snack/12 oz can machines for a smart machine or micromarket, replace 12 oz cans with 20 oz bottles, replace $1.25 Snickers with higher-ticket items, raise prices, add incidentals. He says that swap can 2x or 3x location revenue — presented as what can happen, not a guarantee at every stop. Should You Build or Buy A Vending Machine Route? (May 29, 2025)
  6. If you later sell, document revenue, profits, and losses. Mike gives more than one valuation shortcut in the same video set: about 1x yearly revenue on one example versus 24–36x monthly profit elsewhere, and later 24–30x monthly profit as a “typical” multiple. Anthony cites 1 to 1.5x revenue. Keep both. Do not treat any of them as a promised exit price. 10. If you bought a route, improve in phases

Mr. Passive separates pre-close diligence from post-close assessment because takeover always reveals hidden pricing, product, and labor habits. These “boring” machines make me $80k/mo, here's how

After you take control

  1. Expect unknown problems.
  2. Audit machine and technology gaps, including missing promos and outdated cashless/smart features.
  3. Audit pricing.
  4. Audit product mix versus what you can sell at higher tickets.
  5. Audit labor incentives. Flat hourly with no profit target is a gap. Prior operator example: $25/hour.
  6. Audit purchasing: Costco variety packs, last-second Walmart runs, no manufacturer rebates.
  7. List low-hanging fruit such as a once-a-month machine-cleaning calendar.
  8. Switch revenue-share payments from ACH to an in-person check drop so you can ask for sister-property intros while the manager is happy.

Phase 1 — months 0 to 3

  1. Time-box this so you do not flatten the locations.
  2. Overhaul pricing.
  3. Do not change every product.
  4. Remove non-sellers from the inventory report.
  5. Add larger, heavier items you can charge more for (small M&M bag → movie-theater size) while keeping a similar unit count.
  6. Drive the route. Time stocking at each stop, VendHub deliveries to the warehouse, and commute between locations.
  7. Write a weekday stocking schedule so labor is planned.
  8. Expect only marginal revenue gains in this phase. He delayed most equipment adds because the purchased machines were already new.

Phase 2 — months 4 to 6

  1. Treat this as the window where he expects the revenue spike.
  2. Add held-back equipment, starting with freezers on micromarkets.
  3. Convert earlier check-drop intros into sister-property installs. His example: one complex had five sister properties; he got three approved, contracted, and installed in this window.

Phase 3 — months 6 to 12

  1. Add locations continuously and buy opening inventory for each new install.
  2. Expect to scale and break things.
  3. Hire from SOPs so you know how much labor each new location requires.
  4. Build predictable order quantities.
  5. Use rebates and flash sales. Treat purchasing discipline as the main profitability driver while unit count is jumping.
  6. As you scale, keep asking whether you are scaling efficiently or just adding expenses.

Labor and scorecards that protect the numbers

  1. If a stocker is on a flat hourly rate with no incentive, cut the base and add a profit bonus. His inherited example: $25/hour down to $22/hour plus a $5–$7 bonus if a profit margin or quota is hit, with a path to roughly $30/hour only through profit. Later he describes part-time pickers/stockers as $20–$25/hour plus the same $5–$7, and the bonus shrinks if they create shrinkage or extra hours. These “boring” machines make me $80k/mo, here's how (July 11, 2025)
  2. Pay the bonus on profit benchmarks, not revenue benchmarks, so people do not create busy unprofitable work.
  3. If more than one person touches inventory, pick weekly scorecards plus quarterly rocks, or OKRs. Whole team updates one board.
  4. Picker: warehouse organized so stockers load quickly.
  5. Stockers: machines full enough to maximize profitability.
  6. Leadership: raise location profitability by adding stops or cutting expenses.
  7. Force every personal metric to funnel up to EBITDA/profit.

11. Park leftover cash and decide keep / add / replace

  1. When locations produce sales, move those sales or profits into a different account. Use that account to reinvest and add machines. Do not treat the route as instant cash. Anthony says this is not an instant-gratification business. Whatever profit you make in the first couple of months, he says do not touch it. He did not pay himself for the first several months. How I’d Build A Vending Machine Business From $0 · How To Replace Your Full Time Salary With Vending (Full Guide)
  2. If the first location is live and producing profit in months 4–6, Mike says reinvest 100 percent of profits and keep doing outreach. He calls month-6 money proof-of-model money, not quit-your-job money. How I’d Build a $5K/Month Vending Business (Starting Today) (April 3, 2026)
  3. If machines are financed on a long note such as 60 months and a machine is cash-flowing, he aims to pay it off in 12 to 24 months. After the first no-money-down deal, he may put about 15 percent down on later machines to limit interest. Anthony’s stated aim on high-quality locations is about 12 to 18 months. Why You Shouldn't Start a Vending Business In 2025 (August 8, 2025) · How I’d Build A Vending Machine Business From $0 (December 26, 2025)
  4. Before a major personal move, he wants expenses covered, 3 to 6 months of runway, and a strong pipeline — all green. Anthony’s four criteria before quitting a W-2: vending profit covers baseline expenses; 3–6 months of expenses saved; a full pipeline; systems so you are not stocking every machine. You do not have to quit at all. How I’d Build a $5K/Month Vending Business (Starting Today) (April 3, 2026) · How To Replace Your Full Time Salary With Vending (Full Guide)
  5. Translate location profit into how many stops you need. Anthony: if one location profits $500 a month and you need $5,000, plan on 10 locations; if locations net about $1,000 and you need $5,000, about five solid locations. Mike’s math for about $5,000 a month in profit is 5 to 7 strong locations at $800 to $1,000 net each, not 20 or 50 machines. Those figures are their models, not a promise. 6. Anthony aims for about three or five locations by month six, while staying poised for the right ones. That is his timeline, not a required headcount. How I’d Build A Vending Machine Business From $0 (December 26, 2025)
  7. If you are between three and four machines, know your sales patterns, know your top SKUs, have ordering systems, and have hired a stocker, Anthony says that is when the work starts to feel like ownership. Why Beginners Fail at Vending
  8. For taxes on the profit you just calculated, Stephen Lee says use net profit, not revenue, as the S-Corp trigger: start considering an election when annual net profit is above about $70,000 and in the $70,000–$80,000 range. Park 25–30 percent of profits monthly in a dedicated tax savings account. Use the annualized / actual method for quarterly estimates because vending is seasonal. Depreciation write-offs can zero out taxable income. Stephen says do not do that with one-year tunnel vision if you or a spouse may need a mortgage or business financing in the next two to three years. Nuance and exceptions

Conflicts

Warning

The corpus disagrees on several operating numbers. Keep both sides. Do not average them into a fake “official” figure.

Leftover profit on a $5,000 machine

Cost of goods

  • Anthony repeatedly uses 35–40 percent.
  • Mike’s $1,000 P&L uses 30 percent. Mike also says margins are always around 50–60 percent depending on how well you buy.
  • Mr. Passive inherited 45 percent and later stated 33 percent.
  • Anthony’s plateaued-route band is 31–35 percent, with a 60–65 percent overall-margin target.
  • Do not average these into one “correct” percent. Write the percent you actually run.

How long to wait before moving a weak machine

Use the out clause so you can leave. Use the longer window only if the P&L can stand it. Use the shorter clock to start pulling dead SKUs.

First inventory budget

Use whichever cash you actually have, then let sales decide the second order.

What “good” monthly revenue looks like

  • DJ / Anthony quality bar: about $1,500 per machine.
  • Anthony: average $1,500–$3,000; later $1,500–$2,500 revenue and $700–$900 profit on a well-placed smart unit; a banger is $4,000+. He also says he has no location as high as $8,000 but multiple $5,500–$6,500 stops, then in another conversation cites $5,000–$7,000 stops and one lobby relocate looking at about $9,000. Conservative planning average $2,000 revenue and about $900–$1,000 net after labor; $1,000 revenue is not enough to hire.
  • Mike/Charles: no new stop under $4,000.
  • Matt: $1,000–$1,200 an acceptable first account; $4,000+ a banger.
  • Mr. Passive: about $2,000 per location a great return on the route he bought.
  • Mallorie called about $4,000 across six locations fairly low.
  • Manuel’s plant: about $8,000 on three machines. DJ’s student housing: about $8,000. Andy’s first two fitness sites: close to $10,000 combined on a rolling 30 days. John Newcombe’s Beast: $9,500–$10,000 on 150 units. Shannon’s unicorn: $22,000–$25,000 sales.
  • These are attributed snapshots, not a beginner forecast.

Pricing posture

Revenue share

  • Anthony and Kaufman: do not lead with a cut. If they never ask, do not volunteer. If they ask, trade share for sister-property intros and/or mark product up.
  • John Newcombe: believes introducing a share helped him win. He refused 25 percent.

Pepsi versus Coke

When to hire, for the P&L

Smart Water cost and price (same operator, different videos)

Use your invoice and your nearest-store check. Do not copy a price from a video filmed in another market.

Drinks and snacks versus incidentals

Keep both: default to drinks and snacks, then add a dedicated incidental row when the building actually lives there.

Healthy mix in the pitch vs in the machine

  • The office pitch leads with healthy samples so employees do not sugar-crash. How To Negotiate Vending Machine Deals Like A PRO
  • Joe says locations often ask for healthy and then it does not sell.
  • Warehouse doctrine from Mike is explicitly not Celsius/Alani.
  • Follow the building’s report.

Traditional combo tester vs “traditional is dead”

Both sides stay in the manual: hedge capital on an unproven stop; do not expect a spiral soda/candy machine to match smart-cooler tickets.

Route valuation

  • Buy-side comfort: 0.7x–1x revenue (Mike) or 1x revenue on new equipment (Mr. Passive).
  • Sell-side talk in the same Mike video set also includes 24–36x monthly profit and 24–30x monthly profit.
  • Anthony uses 1–1.5x revenue.
  • These are not the same formula.

How fast to multiply locations

Do not force weak sites to hit either headcount.

Empty-row restock urgency

  • Deese: do not leave a wanted high-velocity row empty.
  • Mike: an empty Celsius is not life or death if a substitute is next to it.

Fee stacks

  • 10–12 percent merchant plus software.
  • 10–15 percent merchant plus possible rev share.
  • About 2–5 percent software plus about 5.9 percent cards (~11 percent) on card-only AI machines, before data and insurance.
  • About 5 percent card plus 5 percent Wi-Fi/SaaS.
  • Traditional combo with no AI camera: very small fees because there are no manufacturer SAS fees.

Caveats

  • Almost every dollar figure in this stage is attributed and unverified. Guest stories (Manuel, Anthony’s moves, Andy’s first two sites, John Newcombe’s Beast, Lane’s 100-unit, Javier’s first month, Mike Kaufman’s micromarkets, Shannon’s unicorn, Mallorie’s gym powders) are anecdotes, not a San Diego forecast.
  • Anthony’s $5,000 P&L, Kaufman’s $5,000 P&Ls, Mike’s $1,000 “simple math,” and Anthony’s $2,300 apartment walkthrough are worked illustrations. Spoken board totals do not always add cleanly.
  • Mike’s spoken 15 percent of a $6,000 machine as $1,800 is wrong arithmetic. 15 percent of $6,000 is $900. He still totaled first-machine cash at $2,300 ($1,800 + $500 inventory). In a later video the same $6,000 machine is $600 at 10 percent down, plus $300 to $500 inventory. Why You Shouldn't Start a Vending Business In 2025 (August 8, 2025) · How Much Does It REALLY Cost To Run A Vending Business? (April 23, 2025)

  • Insurance examples conflict and are personal: about $20/month for one machine and $62/month at 110 machines in one video; $60 for a 100-plus machine route in another, which he calls both “peanuts” and “very high.” Why You Shouldn't Start a Vending Business In 2025 (August 8, 2025) · I Automated My Vending Machine Business So I Work Less Than 2HR/Week (June 20, 2025)
  • High-end claimed results in this batch (Kaufman’s $20k–$25k micromarket, $40,000 profit on newer smart machines, $100,000/month route; Anthony’s $150,000-plus route; Shannon $22k–$25k; Tom’s hotel ramp; Mr. Passive’s $84k month) are parked here as claims. They are not operating steps.
  • Headline route claims (million-dollar years, $120,000/month, $135,000 months, $20K–$24K/month) are promotional operator statements. Do not use them as your forecast.
  • Shannon’s first-inventory “triple it” instruction came from a very high-volume first market. A normal first machine may not empty in 48 hours.
  • Mr. Passive says even careful diligence misses items that only show up after you take control. Phase 1 gains are marginal; the spike is phase 2 in his telling.
  • Anthony’s 30–60 day, 2–3 week, 3–6 month, five-month ±5 percent, and 90-day pull windows are different clocks for different jobs (first merchandising, judging a new stop, treating revenue as stable, moving the cabinet).
  • Costco/Sam’s are not banned. They are blamed for variety-pack waste and unpredictable in-stock. Costco can still have great pricing when the mix sells.
  • Kaufman and Mike Hoffman say track expenses (COGS, mileage, cars, machine purchases) and hand clean books to an accountant. Hoffman also names expired or contaminated product as a legal risk. Decision rules

Situation If Then Else
You are looking at advertised monthly revenue You have not subtracted COGS, share, fees, labor (and, in Kaufman’s full stack, fuel, maintenance, insurance) Do not call the stop profitable Use leftover profit to accept, renegotiate, or walk
Seller markets top-line revenue You are choosing the company number Make leftover profit / EBITDA #1; roll every employee metric up to it Mike: profitability is the metric; revenue is not
Diligence KPI on a handful of stops Only a few locations Optimize revenue per location and hours per location, not only revenue per machine Mike still asks revenue per machine when someone brags about machine count
Mixed machine software Different backends Lump everything into one monthly income statement by building Do not keep a separate truth in each app
Reviewing a machine’s monthly spreadsheet Month-over-month change is not in the green Look back for what went wrong, including a possible seasonal dip Keep requiring at least some green month-over-month change, even if only a percent
Someone could walk ~60 seconds to the same item Substitute is easy Treat the site as less valuable If leaving is slow, controlled, or inconvenient, the machine can win on convenience
Property never asks for a cut Using Anthony/Kaufman structure Do not volunteer revenue share If they ask, do not refuse cold; trade share for sister-property intros and/or mark product up. John still thinks offering some share helped him win
Asset manager asks for 25% That is above the number you can live with Decline, explain the machine investment, do not budge John would still introduce a smaller share
Property is running a bidding war on rev share They want you to give away margin to get in Do not give away too much just to get in
Machine still weak after your trial window Anthony current: 90 days. Anthony/DJ elsewhere: 90–120 days. Kaufman: ~60 days. Mike elsewhere: 6–9 months Pull it and move the asset if the P&L cannot stand more waiting Leave it if it is at or above your baseline, or if they offer a $500–$1,000 monthly minimum Mike calls straight margin
Contract blocks a move One-year term, like Manuel’s first two Wait it out; keep developing the next site If you have an out clause, Kaufman says use it
Per-machine revenue is ~$1,500 Using DJ’s / Anthony’s quality bar Treat the stop as worth being in A machine can sit a little under if the fleet still averages ~$1,500
Per-location target if you want to hire Only about $1,000/location Not enough; need margin for labor Charles/Mike filter: no new stop under $4,000. Matt: $1,000–$1,200 acceptable as a first account
Goal is $5,000 a month revenue Average traditional machines Anthony: plan on five to six Two to three strong modern placements, via higher density
Goal is ~$5,000 a month profit Strong machine nets $800–$1,000 Mike: plan on 5 to 7 strong locations. Anthony: ~5 if they net $1,000, ~10 if they net $500 Not 20 or 50 machines
Five rows, drinks dominate Backend shows it Consider four rows of drinks If snacks/fresh food are what actually sell, do not get stuck over-inventoried on drinks
Chocolate outsells chips Data shows it Test more candy bars Do not keep an even mix out of habit
One flavor is an outlier Winner or dead SKU More space for the winner; pull the dead flavor Keep testing only in a single slot if it is still unproven
Variety pack includes a dead flavor ~3:1 sales gap or leftover cases Order the winning single flavor by the case Still use Costco when the mix will sell
Warehouse / roofing crew They want the familiar can that gets them through the shift Stock large cheap energy drinks; pull the premium health-forward can Use the premium can where that buyer actually exists (gym / health context)
Gym Health-forward site / just-worked-out Protein bars/shakes; no Snickers / Diet Coke Do not expect the same in a random hallway or at a desk at 2 p.m.
Hotel + property takes gross Hospitality account Mark up and model commission on gross Do not use street pricing in that model
High-volume plant, no walkable lunch Madison’s manufacturing case Price more competitively, even a little under 7-Eleven Keep higher prices at fancy residential
You are the only option (2 a.m. apartment, night shift, drugstore closed) No nearby alternative Kaufman: treat price as less relevant If a substitute is 60 seconds away, compete harder
Pack is larger / heavier, or the item is needed now Bigger bag, king size, Advil, charger, cold medicine Charge more Do not price a small two-pack like a large pack
Item profit is ~87 cents You are thinking about a $25/hour stocker Change the item or the price Do not hire against that margin
Two items have the same margin percent You are choosing which to stock Pick the one with more sell-price and case dollars
Restricted cubic inches High margin % but pocket-change dollars Prefer high profit dollars per vend
You want $30 profit from fewer units Comparing four $15 laundry-pod bags with ~20 Snickers Sell the pods
Distant ~$10k stop Self-stock ~$4,500 vs hire ~$3,800 Kaufman gave up $600–$700 for time If you have no other use for the hours, the corpus does not force the hire
45-minute drive to a ~$700 stop Paid labor Do not run it that way Cluster 5–10 minutes apart
Someone will drive an hour or more The location is doing about $25,000 a month Mike says the long drive can be worth it Do not take the long drive for a weaker site
Restock takes ~45 minutes You are selling out Treat it as a good problem
First products have not yet sold at a multiple of cost You are about to reorder Do not treat restock as another unfunded upfront cost. Reorder from the machine’s revenue
First restock on a brand-new market Inventory is gone within about 48 hours Go back immediately, buy far more, switch to every-other-day restocks A normal first machine may not empty that fast
Premium / unfamiliar product You want to test it One slot only A whole row of an unproven premium item is how doubt kills the sale
Product not moving after a fair test Data is clear Pull it. You do not need a perfect why Do not wait months hoping it turns around
You like the product That is the only reason Do not stock it Ask what this customer at this site buys
Survey says “all healthy” Using Sandy’s / Joe’s / Matt’s experience Do not rebuild the machine around the survey Watch actual sales. Exception: gym-adjacent luxury micromart that actually buys it
Tempted to copy “7 products that always sell” You want a universal planogram Do not. Match product to location
Condoms Hotel / busy apartment / college Stock them Do not put them in a plant, office, or gym
Nobody requested diet drinks Acquired-route account Generally do not stock them Pull expired product first
Site has a predictable afternoon energy crash Office 9-to-5 Keep at least four energy-drink options, premium and cheap
You are stocking smart machines Candy category Use only movie-theater / king-size candy
Office workers already bring water bottles Water row Do not expect much Smartwater If it is an urgent care with no fountain, expect water to sell
You are pricing a small OTC pack at $2.50 Advil / similar Raise it $3 most locations; $3.50–$4 office/medical; $5 airports/hospitals
Advil is already selling You want the next SKU Add ibuprofen, then cold-season items
VendHub rebate is double or triple Flash buy on that SKU Run a buy-two-get-one-free or similar promo
Route has no promo calendar Unpromoted traffic only Each month pick two items, discount 10%, flyer the property Use non-traditional SKUs, not just soda and candy
High-volume machine is stuck below the next revenue mark Evan’s $2,700 trying to clear $3,000 Change price and planogram before you accept the number as fixed
Micromarket flattened around $17k / ~$2k with unused category space You can add a freezer Kaufman cites ~20% lift; Mr. Passive cites over $3k and +$1k cash flow; Mike cites $800–$1,500 on a same-visit frozen add-on Not a guarantee
Traditional vs smart at same indoor site High-friction traditional left in place Same-site swap story: $1,200 → over $2,500 in ~60 days. Hoffman: traditional does one third, sometimes one fourth Hedge with a cheap combo if the stop is unproven
Unproven or back-of-house stop Unsure of revenue, or they accept bulky traditional Cheap combo tester, not ~$11,000 snack + drink If sold on the location and you want a micromarket, choose open vs locked by theft risk
Used “refurbished” machine Cheap front-end price Price in refrigeration failure; Mike’s case $2,800 + $2,000 parts
Constant theft risk Site would expose you ongoing Walk away
Placement offered is an unused clubhouse You can push Fight for elevator / entrance / package room Anthony: expect ~$400/month or less
Low-throughput site Urgent-care-scale traffic Do not put a high-end machine there High-throughput site: equipment that can handle it
School student machine Government kids’ nutrition rules apply Do not stock non-compliant junk Exact CA rule set: Not specified in the corpus
Night-shift workers have no open restaurants Nurses or late-shift employees get off when everything else is closed Position the machine as an amenity and stock an alternative meal such as a Lunchable
Toilet paper Smart machine Single rolls Six-packs in an open market
Choosing water bottle size in a packed micro market The larger bottle wastes space Stock 20-ounce Smartwaters instead of 33-ounce bottles
Customers ask for unchilled water You have a small leftover spot by checkout Put a compact stash of room-temp water there as an impulse grab
A machine goes offline after hours You cannot get there until the next day Go service it immediately anyway, even at 1:00 a.m. How much it loses per hour is Not specified in the corpus
Route or franchise packet Numbers or vibe do not add up Do not buy Run the math yourself either way
Route listed at ~1x trailing revenue, new equipment, ~$2K/location Multiple is 1x revenue, not EBITDA Mr. Passive was fine paying it (July 11, 2025) Mike typically will not buy above 1x
Handshake location in a purchase No written contract Devalue it in the bid
Months 0–3 after a route buy Just closed Price, remove non-sellers, larger sizes, timed stocking schedule. Do not change every product Months 4–6: equipment and sister properties. Months 6–12: hiring and purchasing
Employee bonus Designing stocker or GM pay Tie to profit/EBITDA, not revenue
Flash sale on long-shelf-life item Extra $2 off Gatorade in June, keeps through fall Buy extra now
You can see the worst seller on a machine Confirmed non-seller Kick that slot and put the new target SKU there If an odd item keeps selling, leave it
Chips expire in less than 90 days You are buying cases Buy limited volume
The route has plateaued and you are not adding locations Location count has stopped growing Get cost of goods consistently between about 31% and 35% (Anthony)
Setting a margin target You are reviewing overall margins Anthony: try to shoot for at least 60 to 65%; he personally shoots for 65% Mike’s location target stack is about 50% leftover, or 40–50% of top line
You want high-quality locations to pay off equipment You stay focused on high-quality locations Anthony: expect to pay off machines in about 12 to 18 months (his claim) Mike: 12 to 24 months if the lender waives prepay penalties
Inbound lead that is closer but still not a fit The writing on the wall says it will not be huge (example: WeWork with about 100 people) Pass; consider giving it to a closer operator who needs a first stop
A location sits in a town you already visit You are already there about three days a week Stock that one yourself instead of paying a stocker Shannon says she eventually needs to let that stop go and buy back the time
Expenses, runway, and pipeline Expenses covered, 3–6 months runway, pipeline strong You have optionality If any check is red, do not make the major personal move
