Build the first product mix and prices

Build the first product mix and prices

Stage: 06-stock-and-price

This page is the opening mix and price book for a first San Diego machine. Follow it in order. Do not stock what you like. Do not copy another operator’s “always sells” list into every cabinet.

Current doctrine is: name the buyer first, ask the people who will actually buy, stock a small mixed first fill that this site can physically vend, price the time saved and the problem solved (not the grocery shelf), then let sales data expand winners and kill losers.

Current doctrine

The newest and most repeated rule is the same across Anthony and Mike: merchandise the machine for this customer, in this location, in this moment, when they do not have a better option nearby. Do not stock a generic snack-and-soda wall. Do not stock what you personally buy. Do not drop a national “top sellers” list into every machine. That is how operators lose money. (I've Tried Selling Hundreds of Vending Products. These 7 Always Sell Out (2026-07-29), Why Starting Vending Solo Might Be a Mistake (And What to Do Instead) (2026-08-11), How to Start a Vending Business (with ZERO Experience), I Thought These Vending Products Would Sell Like Crazy — They Flopped Hard, Top 5 Beginner Vending Mistakes)

Anthony’s model is still: right location, right products, right machine. Conversations before install are free. Inventory mistakes are not. After the machine is live, the backend—not taste, grocery-store buzz, or a one-time survey—decides the mix. (Start a vending route the way Anthony describes it (2026-05-01), How to Start a Vending Business (with ZERO Experience))

Mike’s sequence is location first, mix second, machine last. Do not reverse it. (Top 5 Beginner Vending Mistakes)

Vending wins when convenience beats the substitute. A warehouse worker on a short break and a hotel guest at midnight are not comparison-shopping Costco. That is why drinks, familiar brands, larger packs, and need-it-now incidentals show up again and again. Treat drinks as the backbone. Buy only flavors that sell. (How to Start a Vending Business (with ZERO Experience), I've Tried Selling Hundreds of Vending Products. These 7 Always Sell Out)

A good first mix is a temporary opening planogram. Learn the building. Double down on what moves. Pull what sits. Price urgent problem-solvers with confidence.

Warning

Wrong products still lose money even when the rest of the model is fine. Anthony lists bad location, wrong products, and no system as the three ways operators lose money. (5 Reasons Now is the PERFECT Time to Start a Vending Business)

Note

Do not hear Anthony’s seven featured products as a list to put in every machine. He says that is how operators lose money. (I've Tried Selling Hundreds of Vending Products. These 7 Always Sell Out (2026-07-29))

Before you buy a single case

Do this in order.

  1. Confirm the location is signed and you have measured the space. Select the mix after that, then buy the machine. (Top 5 Beginner Vending Mistakes)
  2. Write down who actually stands in front of this machine. A warehouse is not a medical center, is not a gym, is not an apartment. (Why Starting Vending Solo Might Be a Mistake (And What to Do Instead))
  3. Answer Anthony’s questions before you buy anything (I've Tried Selling Hundreds of Vending Products. These 7 Always Sell Out):
  4. What does this customer need right now?
  5. In this location, with no better option nearby?
  6. Where are they?
  7. What just happened?
  8. What do they need?
  9. What are the other alternatives?
  10. What would make the purchase feel obvious?
  11. Are people already asking staff for this?
  12. If the answer is clear, plan to stock that item and price it confidently. If the answer is “this sold somewhere else,” do not put it in.
  13. Confirm what the cabinet can physically sell. A traditional spiral only vends what fits the coil, which usually means candy, soda, and chips. Smart machines and micro markets can take larger bags, fresh food, medicine, protein, laundry, and other incidentals. If it does not fit, it does not sell, and that caps revenue. (How to Start a Vending Business (with ZERO Experience), Same Location... Double the Vending Revenue?, Don't Start A Vending Machine Business, Until You Watch This..., I Sell $2 Phone Chargers For $15 (And People Thank Me))
  14. Ask whether the site already feeds people for free or cheap. Ask about hours, free snacks, a second break room, a cheap soda program, Friday potlucks, holiday treats, and a nearby 24/7 store. Free food is a reason people skip you. (This Is Boring, But These Vending Locations Do $3K–$5K a Month, How This Mom & Son Built a Profitable Vending Business Together)
  15. After the contract is signed and before the machine arrives, go to the site in person. Ask the people who would actually use the machine, not only the manager:
  16. “If there was a machine here, what would you buy?” (How to Start a Vending Business (with ZERO Experience))
  17. “If you put a machine here, would you actually buy?” (Say No to Most Vending Locations)
  18. What they will actually pay. (Reacting to Codie Sanchez’s Vending Business Advice)
  19. Let those answers set the opening mix. If three out of five people name energy drinks, stock energy drinks. If everyone names water and protein shakes, start there. If nobody mentions snacks, do not assume snacks will crush. (How to Start a Vending Business (with ZERO Experience), Say No to Most Vending Locations)
  20. Listen for problems staff already handle (chargers, pain relief, similar desk requests). Stock the recurring request so the machine solves it. (I've Tried Selling Hundreds of Vending Products. These 7 Always Sell Out)
  21. If the site is an office, ask what employees would want, including snacks versus healthier options. Offer a later employee survey on brands and formats (Poppy vs Olipop, sandwiches vs salads) so staff have some ownership of the mix. Treat that survey as a starting list, not the verdict. (How To Negotiate Vending Machine Deals Like A PRO)
  22. If a gym owner or coach already sells supplements or has a favorite protein brand, ask what they want in the machine and whether you can stock their brand. (Full-Time Job, Two Kids… Now It’s $4K/Month)
  23. If a resident or property manager emails a specific request, Anthony’s reply is: say yes quickly, thank them, and commit to a short stocking timeline. Example: “Yes, thank you. We'll have it in the next week and a half. I love your feedback. This is for you guys. Thank you.” (How He Scaled to 500+ Vending Machines by Buying Routes)
  24. If they will not tell you what they want, Jason’s line is: bring items in and see what sells. (How He Scaled to 500+ Vending Machines by Buying Routes)
  25. Ask about brand restrictions. Some properties can only carry Pepsi or only Coke. If the incumbent cannot support the required brand, that gap can win the account. ( $8,500 First Month… His FIRST Location)
  26. For schools, follow the government’s kids’ nutritional guidelines and do not put non-compliant junk in the machine. (How To Start A Vending Machine Business Step-By-Step (With $0))
  27. If another operator says they cannot keep an item stocked, write it down. Look up whether you can legally sell it where you operate before you order. The example in the corpus is a mushroom-infused drink that sold in Las Vegas; the host said he had to check legality in his own area first. (How This Retiree Built 15+ Vending Locations ($5500/month))

Note

Sandy’s later data disagrees with treating a written survey as truth. Students and residents who say they want “all healthy” still buy Dr Pepper. Joe says locations often ask for healthy food and it does not sell. Matt Dix says that even when a property manager says residents want protein shakes and bars, diet soda still wins if you watch what actually sells. Use live talk to set the first fill. Use sales to keep or kill SKUs. Do not rebuild the whole machine around a survey. (How This Mom & Son Built a Profitable Vending Business Together, How This Retiree Built 15+ Vending Locations ($5500/month), He Risked Everything… Now It’s $20K/Month)

Warning

San Diego / California school, cottage-food, OTC, allergen, condom, cosmetic, household-chemical, and novel-drink rules are not specified in the corpus. Mike only states the federal kids’-nutrition idea for schools. A San Diego or California checklist for those SKUs is Not specified in the corpus. Do not invent a local permit path from this page.

Match the first mix to the site

Build from what the person is doing right before they buy. Same machine, different building, different mix. Tell the manager the first fill is only the opening selection. Anthony’s dating line: a month or two in, you start to understand what the building likes. (I Thought These Vending Products Would Sell Like Crazy — They Flopped Hard, How AI Vending Machines Trick You To Spend More, How I’d Build A Vending Machine Business From $0, How To Replace Your Full Time Salary With Vending (Full Guide))

  1. Write down the location type and the habit you are selling into (6 a.m. physical work, 2 p.m. office crash, post-workout, late-night apartment, hotel guest with no car, urgent-care discharge).
  2. Choose the opening categories from the starter lists and the table below. Keep the first fill mixed. Mike’s day-one rule is a little of everything—different foods, not only chips and not only protein bars—because you do not know that property’s clientele yet. (Everything You Need To Purchase Your First Vending Machine)
  3. Prefer familiar brands at a vending machine. People decide fast and usually do not want to experiment. (I Thought These Vending Products Would Sell Like Crazy — They Flopped Hard)
  4. Lean drinks. Anthony and Mike both treat drinks as the strong category: longer shelf life, fatter markups, and often most of the transactions. Mike has said drinks are about 70% of their sales; Anthony reported about 65% drinks / 35% snacks on one downtown luxury apartment machine. Those are attributed snapshots, not a promise. (How to Start a Vending Business (with ZERO Experience), Everything You Need To Purchase Your First Vending Machine (2025-11-07), This Boring Machine Makes Me $1,000 Per Month, Here's How (2026-01-02))
  5. If the cabinet can hold incidentals, add a few need-it-now items for that site (pain relief, charger, laundry, condoms, tampons, makeup wipes). Do not fill a first machine with only candy and soda if the format can sell convenience. (I Mind Control People With My Vending Machines, Here’s How, I Put Condoms In My Vending Machine And Made...)
  6. Stop choosing products only from what you would buy, what looks good on a shelf, or what has the highest theoretical margin percentage. (I've Tried Selling Hundreds of Vending Products. These 7 Always Sell Out, Full-Time Job, Two Kids… Now It’s $4K/Month)

Starter mix Anthony names for a first machine

Stock a general opening set, then watch data. (How To Replace Your Full Time Salary With Vending (Full Guide), How I’d Build A Vending Machine Business From $0)

  1. Drinks: Coke, Diet Coke, Pepsi, Gatorade, Celsius, Monster and other energy drinks.
  2. Snacks: chips, Cheetos, candy, Quest chips, protein bars, beef jerky.
  3. Incidentals: Tylenol, NyQuil, Tide Pods, phone chargers.
  4. A late-shift meal option such as a Lunchable if nurses or other night workers get off when restaurants are closed.

Mike Kaufman’s default 5-row planogram

If you are optimizing for profit, shelf life, and what he says usually wins (How To Start A Vending Machine Business in 2026 (FULL COURSE)):

  1. Majority drinks, not majority snacks.
  2. One row water / Gatorade-type.
  3. One row energy (Celsius, Alani).
  4. One row healthy recovery (Fairlife, C4).
  5. One row snacks and chips.
  6. One row candy and/or fresh food.

He says drinks last longer than chips (about 90 days) or salads (about 7 days), and you can charge more for them. (How To Start A Vending Machine Business in 2026 (FULL COURSE))

Overlay by location type

Location Opening direction in the corpus
Roofing / warehouse / plant / trades school, early physical shift Big, familiar, cold energy: Monster or Rockstar, 16 oz or larger. Do not lead with a 12 oz premium healthy energy you personally drink. Workers want the can that gets them through the shift. Mike’s warehouse set: 16 oz Rockstar and Monster (not Celsius or Alani-style for this customer), glass-bottle sugar-cane Coke if you can, orange juice and pastries for a 7 a.m. night-shift get-off, frozen microwave meals, candy bars, Gatorade. Test large-format snack bags, not only tiny single-serve bags. Tyrone opened a union training center with Monster and grab-and-go protein. Manufacturing / multi-shift plant Competitive everyday food and drinks first. If crews ask for more than snacks, operators add a freezer for hot pockets, pizzas, ice cream, or hearty frozen meals. Fancy logos are not the product. Daytime breakfast and lunch; later dinner and dessert. Ambient: pastries next to candy next to chips. Freezer: breakfast bowls next to frozen pizzas, ice cream on the bottom for night shift. PPE plant If workers must wear glasses or gloves and forget them, Mike places a specialty safety machine. (Every Type Of Vending Machine You Can Own (Ranked))
Gym / fitness High-protein, low-sugar bars and shakes in the post-workout moment, not because “gym people like protein” in the abstract. Mike: no Diet Coke or Snickers in that machine. Split pre-workout (C4, Celsius, Alani, protein chips) and post-workout (Fairlife, a cheaper shake, several bars). Mallorie rebuilt a gym machine around the owner’s protein, creatine, and hydrate products, including giant two-pound powders. Landscaping office or job-site workplace Do not assume they want healthy items. Ask before you stock. (Reacting to Codie Sanchez’s Vending Business Advice)
Hotel Stock for the guest problem, not a fixed hotel kit. Water, pain relief, chargers, convenience. Anthony names: phone charger for a dead phone after late check-in; hotel-pharmacy items such as ibuprofen, DayQuil, Tylenol, basic pain relief, and cold medicine when nothing nearby is open; condoms because guests may not want to drive or ask the front desk; water, with standard vs premium matched to mid-range vs luxury. Tom also saw hotel toothbrush-and-toothpaste velocity that shocked him. Mike treats hotels, especially the lobby, as a charger location. Mark the mix up for the hotel if the property takes a cut of gross. Apartment / condo / student housing Test snacks, drinks, laundry, medicine, late-night cravings. Mike’s order: drinks first (hydration, pre-workout, post-workout shakes), frozen second (pizza, ice cream, Uncrustables, Häagen-Dazs cups), then late-night snacks, then incidentals such as condoms, Tide Pods, and shampoo. Operators also name 1-liter Smart Water, 20 oz soda, king-size candy, Tide Pods, toilet paper, condoms, tampons, makeup wipes. Shannon also gave incidentals their own row in a condo/apartment/hotel hybrid (Charmin six-pack, Advil, condoms, shampoo, conditioner) and kept about 40 room-temperature waters by checkout after customers asked for unchilled water. Machine type changes what can go in

  1. Old-school coil / motor machine. The item still has to fit the coil. That usually means candy, soda, and chips. (I Sell $2 Phone Chargers For $15 (And People Thank Me), How to Start a Vending Business (with ZERO Experience))
  2. AI smart machine. Map cameras to the planogram. If it fits on the shelf, operators in this corpus sell chargers, protein jugs, shampoo, hats, Tide Pods, frozen pizza, and similar. (I Sell $2 Phone Chargers For $15 (And People Thank Me), The Most Overlooked $10k/Mo Business You Can Start (With AI))
  3. Smart cooler. Good for mixed higher-ticket shelf items. Mike says do not use it as an all-Pepsi can machine; inventory is limited. (Every Type Of Vending Machine You Can Own (Ranked))
  4. Open micromarket. Use the extra space for community requests, fresh food, bigger drinks, medicine, convenience, and odd SKUs that would not fit a cabinet. Stack more inventory so you restock less often. Theft is the downside. Anthony’s rule is controlled employee break rooms with company accountability, not a public apartment lobby at 2 a.m. Locked machines belong in unattended late-night apartments. (How to Start a Vending Business (with ZERO Experience), How To Start A Vending Machine Business Step-By-Step (With $0), From Out of Work to $90K/Month)
  5. Combo machine. Anthony’s beginner hedge when you are unsure how the location will perform or the space is small: test drinks and snacks in one cabinet. (The Best Strategy To Buy Your First Vending Machine In 2026)
  6. Add-on freezer. Stock pizzas, ice cream, desserts, microwavable breakfast bowls, Uncrustables. Mike and Mr. Passive both treat frozen as long shelf life and high margin. Keep Uncrustables frozen and do not put Häagen-Dazs in a fridge-only cabinet. (Every Type Of Vending Machine You Can Own (Ranked), These “boring” machines make me $80k/mo, here's how, I Tried 100+ Vending Locations, These 3 Are Most Profitable, These Vending Machine Items Make Me Over $20,000/Month)
  7. Lead-equipment choice if you are still choosing the cabinet. Mike does not lead with snack-only. Drink-only if you want margin and no short expiry. Snack-only as a second unit beside drinks. Combo / micro market if you are unsure. (How To Start A Vending Machine Business Step-By-Step (With $0))

Buy the first fill small

You do not know this site’s clientele on day one. The first fill is a test budget, not a warehouse.

  1. Cap the first machine fill and keep every number attributed. Mike’s repeated range is about $250 to $500, and he later called $500 a ballpark that may already be high if you stock strategically. He has also said about $300 to fill one normal vending machine. A room-sized micro market is a different animal: he used $5,000–$6,000 for one first fill. Later he assigned $500 to $600 of upfront inventory to each new machine. Anthony has said about $1,000 of initial inventory in a starter breakdown, and $500 to $800 when financing the first machine. Those are their figures, not a guaranteed par. (Everything You Need To Purchase Your First Vending Machine (2025-11-07), Why You Shouldn't Start a Vending Business In 2025 (2025-08-08), How Much Do Vending Machines ACTUALLY Make? 2. Stock a little of several categories so you can see what empties. Do not pre-load a huge drink buy if the site might want snacks and fresh food. (Everything You Need To Purchase Your First Vending Machine)
  3. Do not buy every product imaginable. Anthony’s later rule: enough to stock, test, and learn, then double down. (How to Buy Your First Vending Machine (Step-by-Step Process))
  4. If you have no idea of velocity, Shannon’s first-market method was: buy a first batch at a store or Costco Business Center, photograph the haul, send it to an experienced operator, and increase the buy if they say it is too small. Mike told her to triple it. Plan to return often until you learn actual need. (How She Turned One Vending Location Into $25K/Month)
  5. Prefer larger or heavier packs over tiny ones when the cabinet can take them: bigger chip bags, movie-theater / king-size candy, 8-pack Pop-Tarts, 20 oz sodas. A small two-pack priced like a large pack will not take the same ticket. (How to Start a Vending Business (with ZERO Experience), Don't Start A Vending Machine Business, Until You Watch This..., Can You Start Vending at 60?, How He Scaled to 500+ Vending Machines by Buying Routes)
  6. Avoid variety packs where one flavor sells and one sits. That is dead inventory. Do not treat a cheap variety-pack unit price as the real cost. Track sales by flavor. Add leftover flavors and spoilage into effective cost per unit, then drop the pack and order only the winning flavor by the case. Anthony’s Gatorade Zero example: Sam’s Club 77 cents a unit became an effective $1.24 after leftover Fruit Punch and Glacier Cherry; lemon-lime outsold the others about 3 to 1. Mr. Passive’s Celsius example: a Costco 21-pack with about 7 unsellable flavors is really 14 sellers for the price of 21. (How to Start a Vending Business (with ZERO Experience), How He Built a $102K/Month Vending Business With 45 Locations (2026-01-20), These “boring” machines make me $80k/mo, here's how)
  7. Be careful on chips and other short-dated snacks. Mike cites about a 90-day chip clock that starts on arrival and says do not overbuy. He also says do not lead with snack-only as the first machine for that reason. (How To Start A Vending Machine Business Step-By-Step (With $0) (2024-12-26), How Much Does It REALLY Cost To Run A Vending Business?, How To Start A Vending Machine Business in 2026 (FULL COURSE))
  8. Early on you may buy Costco, Sam’s Club, or Walmart. Operators later move to distributors or platforms they call VendHub / Venhub / VenHub / Vent Hub for weekly orders, single flavors, requested bag sizes, rebate-eligible items, longer dates, and one-click reorders. If a property manager asks, with a negative tone, whether you only buy from Costco or Sam’s, Anthony’s answer is that you have a distributor and can get requested brands and flavors. Exact San Diego distributor setup is Not specified in the corpus. 9. For a scarce vending-size top seller before you have a distributor, Anthony’s old workaround was Dollar Tree stops and meeting the Frito-Lay driver. He later called the driving around a waste of time once case delivery existed. (How He Built a $102K/Month Vending Business With 45 Locations)
  10. For one-off novelty candy, Matt Morrison ordered Dubai chocolate from Fair as a promo/expiration supplier and used Vent Hub for everyday restock. He sold bars at $11.99 and bought close-dated promo boxes at $1.99 (earlier $2.99). He calls it a possible fad he is willing to ride while customers buy it. (How His Top Location Hit $7K/Month (2026-03-30))
  11. If VendHub (or similar) runs a flash sale on a long-shelf-life item, Mr. Passive’s example is extra $2 off Gatorade in June: buy enough to last through fall based on shelf life. (These “boring” machines make me $80k/mo, here's how)
  12. Mike says product rebates can run about 3–5% and in some cases 10–12%, with a rebate check every quarter. Treat those as his claimed ranges. (How He Built a $102K/Month Vending Business With 45 Locations)
  13. For drinks you have actually tasted and liked, place a special order, put them out, and watch whether they become a top seller. On any location with low movers, try a new item and see if it starts to pick up steam. Both speakers in that video called unique items an art, not a perfect science. (How This Retiree Built 15+ Vending Locations ($5500/month))
  14. Bring the entire first inventory on install day and stock the same day. Do not leave a new machine empty overnight. (Everything You Need To Purchase Your First Vending Machine, How to Buy Your First Vending Machine (Step-by-Step Process))

Tip

Anthony’s chip-slot math: a ~1 oz bag costing about 38 cents and selling at $1.25 left about 87 cents. A 1.75 oz bag costing about 65 cents and selling at $2.99 left about $2.34. He would need almost three small bags to match one large bag. In a later talk he used the same small-bag numbers and a large bag at $3.99 on 65-cent cost. Favor the size that earns the slot. Size signals value; a higher price is easier when the package looks like more food. (I Thought These Vending Products Would Sell Like Crazy — They Flopped Hard (2026-08-13), I've Tried Selling Hundreds of Vending Products. These 7 Always Sell Out (2026-07-29))

Warning

Shannon’s first weeks used Costco Business Center every other day because she did not know velocity. Anthony later says he no longer buys route product from Costco, Sam’s, Dollar Tree, or Walmart. Use club stores only as a first-velocity workaround unless you have no catalog option yet. (How She Turned One Vending Location Into $25K/Month, How I’d Build A Vending Machine Business From $0)

Set prices

Price the time saved and the problem solved, not the Costco shelf. Then check leftover profit, not top-line revenue. There is no single formula in this corpus. Mike says there are a hundred ways to set pricing. Once they were operators, Anthony’s description of pricing was: know the cost, put it out at a chosen price, and take the margin. (How He Built a $102K/Month Vending Business With 45 Locations, An Honest Conversation on Vending with Mike and Chelsea Hoffman)

  1. Write down your cost on every SKU before you pick a vend price. Mike says the math is tangible because you know what a Celsius costs you and what the customer paid. (The Best Passive Income Opportunity Of 2025 (Even If You're Lazy))
  2. Walk the convenience store nearest the property. See what soda and similar items sell for. Mark your machine up a little because the buyer does not leave the building. Anthony says that is not a license to price irresponsibly. (Everything You Need To Purchase Your First Vending Machine, How to Buy Your First Vending Machine (Step-by-Step Process))
  3. Ask on-site what prices people will actually pay before install. (Reacting to Codie Sanchez’s Vending Business Advice)
  4. Price urgent problem-solvers confidently. Anthony’s rule: if the customer has a dead phone, a midnight headache, or another need with no better nearby option, they are not comparison shopping. (I've Tried Selling Hundreds of Vending Products. These 7 Always Sell Out)
  5. Charge more when the pack is larger or heavier, or when the customer needs it now: 16 oz vs 12 oz, 24 oz vs 20 oz, bigger chip bag vs 1 oz. Bigger perceived value supports a higher price. Convenience can beat price on Advil, DayQuil, chargers, and cold medicine. (How to Start a Vending Business (with ZERO Experience), How He Scaled to 500+ Vending Machines by Buying Routes)
  6. Mark drinks more aggressively than snacks. Mike’s drink rule of thumb is about 2.5x to 4x cost, sometimes 5x or 6x. Snack and fresh food are closer to 2x to 2.5x unless the pack is bigger. (Don't Start A Vending Machine Business, Until You Watch This... (2025-02-17))
  7. Use charm prices such as $3.97 instead of $4. (Everything You Need To Purchase Your First Vending Machine (2025-11-07))
  8. Put a premium item next to a cheaper alternative in the same category so you catch both buyers:
  9. Energy: expensive 16 oz Monster next to a Rockstar about 50 cents less; or Alani at $4.50 next to Rockstar at $2.75–$3.00; or Celsius at $4.50 next to Alani at $4. Keep the cheaper option’s margin high. (Everything You Need To Purchase Your First Vending Machine (2025-11-07), How AI Vending Machines Trick You To Spend More (2025-06-27), How Much Does It REALLY Cost To Run A Vending Business? (2025-04-23))
  10. Water: Smartwater high ($3.50–$4, elsewhere $3.75 or $3.95) next to a cheaper water at $2. Match water brand tier to the site. Anthony: standard water at a manufacturing plant, apartment, or mid-range hotel; premium water at a luxury hotel, upscale office, or high-end gym. His attributed water example: cost $1.39, sell $5.99. Wrong-tier water either sits or leaves money on the table. (I Mind Control People With My Vending Machines, Here’s How (2025-09-05), These Vending Machine Items Make Me Over $20,000/Month (2025-04-09), How Much Do Vending Machines ACTUALLY Make? (2024-12-14), I've Tried Selling Hundreds of Vending Products. These 7 Always Sell Out (2026-07-29))
  11. Price emergency / incidental items far above cost. Mike’s attributed examples: ibuprofen four-pack about $1.50 cost / $6 sell; charger about $3.99 cost / $11.97 sell (he also cites a $9.97 “under $12” tactic in the same talk); makeup wipes about $4.97 cost and a stated 400% markup; 14-pack laundry pods about $3.99 cost / just under $15; condom three-pack about $3.49 after rebate / $9–$10; small Advil four-pack about 50 cents cost / $3 most sites, $3.50–$4 offices and medical, $5 only airports or hospitals. Do not use $2.50 on that pack; he says it felt too cheap. In a later charger talk he prices chargers at $12 to $15 depending on the location, sourced at about $2 to $3 a unit when buying 100-plus quantity, or from a local wholesaler such as VendHub. He prices a $12 to $15 charger against a front-desk or gift-shop alternative around $30. If you feel uneasy about a large charger markup, Mike’s operator reframe is that the buyer is not being forced and is buying a lifeline, not a cable. (I Mind Control People With My Vending Machines, Here’s How (2025-09-05), I Put Condoms In My Vending Machine And Made... (2025-07-25), Selling These Is So Profitable, It Feels Illegal (2025-12-12), I Sell $2 Phone Chargers For $15 (And People Thank Me) (2025-12-05))
  12. If you inherit old-school prices, treat them as stale. Mr. Passive’s example: older operators still selling 12 oz cans at $1. He also said you are lucky to get above $2.50 on 16.9 oz sodas, which is why he added higher-ticket items such as Tide Pods at $14. Mike’s flip examples include replacing 12 oz cans with 20 oz bottles and adding $4 energy drinks or protein shakes. He also called an inherited Snickers at $1.25 low. (These “boring” machines make me $80k/mo, here's how (2025-07-11), Should You Build or Buy A Vending Machine Route?)
  13. If cost of goods moves, raise vend prices instead of absorbing every increase. Use local comps as a gut check; Mike used $10 to $12 walk-out restaurant prices to argue a $7-range protein drink is still cheap as a meal replacement. (From Out of Work to $90K/Month)
  14. If the item has no wholesale channel and costs extra labor, price the trip in. Tim Barnes’s Texas example: Buc-ee’s Beaver Nuggets bought on a 40–45 minute run, sold at $15.89, with Tim recalling about $7–$8 cost. Mike called that about an $8 spread. Do not underprice at launch just to avoid looking greedy. If it does not sell at that price, drop the experiment. (From Out of Work to $90K/Month (2026-04-07))
  15. At a hotel, mark products up for that environment and model commission on gross if the property takes a cut. (From Zero to $18,000/Month at ONE Hotel Location)
  16. At Class A luxury apartments, Anthony prices as if residents are not very price-conscious. (This Is Boring, But These Vending Locations Do $3K–$5K a Month)
  17. At high-volume manufacturing with little walkable lunch competition, Madison prices more competitively than her other stops, even a little under the closest 7-Eleven, and keeps higher prices at fancier residential sites. (She’s Doing $10-12K a Month With Just 6 Vending Locations)
  18. If residents or the property complain about price, Graham Parker’s rule is hold the line and sell service: tech upgrade, reliable restocking, residents having what they want when they want it. Contrast with a prior vendor who never came out. (How a Married Couple Built a $36,000/Month Vending Business)
  19. If the manager asks for revenue share, Mike’s flip is: do they want to make money off this, or keep it an amenity so you do not have to mark prices up? If they still want revenue share, tell them prices go up. (How To Negotiate Vending Machine Deals Like A PRO)
  20. Do not apply the same price increase to every account. Jason’s exception: shelters or very disadvantaged locations do not get the same wholesale price treatment. (How He Scaled to 500+ Vending Machines by Buying Routes)
  21. Run leftover-profit math before you treat a price or a rev-share ask as fine:

    1. Do not treat advertised monthly revenue as what you keep.
    2. Subtract cost of goods.
    3. Subtract revenue share if any.
    4. Subtract card processing, machine software, and other fees.
    5. Subtract stocking labor if you hire it.
    6. Use the leftover number to decide whether the location, the rev-share ask, and the labor plan make sense.

Anthony’s worked illustration (not a guarantee): $5,000/month revenue, about 35% COGS ($1,750), 5% rev share ($250), 8–10% fees rounded to $500, hired stocking of two hours a week at $25/hour (~$200), leftover about $2,300. (How to Start a Vending Business (with ZERO Experience) (2026-07-07)) 20. Compare profit dollars, not only margin percent. Mike’s example: a 16 oz water and a 16 oz Monster can both show 65% margin, but $4 Monster vs $2 water, and he cites about $112 vs $51 per case. In a space-limited smart machine, Anthony prefers high profit dollars per vend (his example: $20 to $25 on giant protein) over a high margin percentage that only makes pocket change. (10 HUGE Mistakes New Vending Machines Owners Make (2025-07-05), Full-Time Job, Two Kids… Now It’s $4K/Month) 21. If an item’s cash profit is tiny—Anthony’s fruit-snack example: about 30 cents in, $1.25 out, 87 cents left—do not pretend that can pay a $25/hour stocker. Change the item or the price. (Can You Start Vending at 60? (2026-07-17)) 22. Prefer profit dollars and a healthy COGS, then tighten after you stop adding machines. These are attributed targets, not a promised result for your first San Diego machine: - Anthony’s sample P&L uses 35% to 40% cost of goods. When the route is no longer adding locations, he wants COGS consistently about 31% to 35%, and he personally shoots for at least 60 to 65% margin. (If You Have $10,000 Saved, Watch This Video, The Best Strategy To Buy Your First Vending Machine In 2026, How I’d Build A Vending Machine Business From $0) - Mike’s take-home build: start from monthly revenue, subtract labor, software fees he budgets at 2% to 5% on AI micromarkets, card fees he quotes around 5.9% on card-only machines, data, insurance, and COGS. He treats 40% to 50% of top-line as a healthy target. During hyper growth, with $500 to $600 opening inventory per new machine, he expects COGS around 33%; if you pause new locations, push closer to 30%. (I Automated My Vending Machine Business So I Work Less Than 2HR/Week (2025-06-20)) - Mr. Passive inherited about 45% COGS and treated Costco variety packs plus last-second Walmart fills as the cause. He said lowering COGS about 10% increased profitability about 10%. (These “boring” machines make me $80k/mo, here's how) - Jason: if you buy by the pallet, even about half a percent less shrink adds up. Pull expired product first; he sees about a pallet of expired product about once a month, mostly diet sodas. (How He Scaled to 500+ Vending Machines by Buying Routes)

Warning

Mike uses “margin” and “markup” in the same walkthroughs for figures from about 100% to 1000%. Treat those spoken percentages as his sales language, not one accounting definition. Keep every dollar figure attached to the speaker. (How Much Does It REALLY Cost To Run A Vending Business?)

Merchandise the first planogram

  1. Group like with like: 12 oz sodas on one row, 20 oz bottles together, bars together, chips together. People shop a machine by category. (Everything You Need To Purchase Your First Vending Machine)
  2. Put best sellers and high-margin anchors at eye level. Water and high-margin energy drinks are Mike’s usual anchors. In an office, a forgotten-lunch item can take that golden zone. In an apartment with kids, candy can sit at kid height. (Everything You Need To Purchase Your First Vending Machine, How AI Vending Machines Trick You To Spend More)
  3. Chargers: eye level always, clear “phone chargers” signage, LED lights shining on them. Stock multiple cable types (USB-C and USB) based on what the location needs. Add wireless chargers as a premium option. (I Sell $2 Phone Chargers For $15 (And People Thank Me))
  4. Face labels forward. Fluff chip and large candy bags so they look full, not crushed. (How to Buy Your First Vending Machine (Step-by-Step Process))
  5. Place companion items next to each other (snack next to forgotten lunch; Gatorade next to a protein shake) so an open-door shopper grabs two. (How AI Vending Machines Trick You To Spend More)
  6. Put small OTC packs at eye level, not in the bottom corner. Mike stocks 20 to 30 small packs minimum. A worker with back pain will not bend for ibuprofen. (Selling These Is So Profitable, It Feels Illegal (2025-12-12))
  7. If the machine uses AI cameras or a backend planogram, make the software match what is physically in each slot. If you substituted Lay’s for Doritos, update the planogram. (Everything You Need To Purchase Your First Vending Machine)
  8. Do not leave slots empty. If the machine is a beast, add another weekly stop. (How I’d Build A Vending Machine Business From $0)
  9. Toilet paper in a smart machine: single rolls, stacked, because Anthony cannot fit six-packs. Plan weekly restocks; he restocks about 5 or 6 single rolls. Use larger multi-packs in an open market where they fit. (One Student Housing Location Did Over $4K—Here's Their Vending System, Can You Start Vending at 60?)
  10. In a packed micromarket, Shannon switched to 20 oz Smartwater instead of 33 oz so more rows of other products would fit. (How She Turned One Vending Location Into $25K/Month)
  11. Optional install-day flyer: two products of the month at 10% off. Mike’s pairs include Celsius and Tide Pods, or makeup wipes and protein chips—or two incidentals such as condoms, tampons, or Tide Pods—so the building does not read the machine as only Snickers and Diet Coke. Hand copies to the manager that day. Mr. Passive’s monthly property promo after buying a route used the same 10% / two-item flyer idea; his first example was Tide Pods and condoms, used to pull traffic, not only discount existing demand. (Everything You Need To Purchase Your First Vending Machine (2025-11-07), I Put Condoms In My Vending Machine And Made..., These “boring” machines make me $80k/mo, here's how)
  12. If you stock pry-off bottles such as Jarritos, Madison hangs a bottle opener on a small wire padlock on a shelf so customers can open bottles without walking off with the opener. (She’s Doing $10-12K a Month With Just 6 Vending Locations)
  13. Label machines that contain nuts or common allergens. Mike’s wording: “May contain allergens, consume at your own risk.” (How To Legally Protect Yourself As A Vending Owner)
  14. Check expiration dates as you load. Keep a simple record of what went into which machine and when it expires. Pull recalls immediately. (How To Legally Protect Yourself As A Vending Owner)
  15. If you bring samples to an office pitch, bring items you actually stock (protein chips, Poppy) so the manager sees the mix, not only hears it. (How To Negotiate Vending Machine Deals Like A PRO)
  16. If the machine uses a card hold to open the door, educate users before install. Mike Hoffman’s example: a $10 hold that he says returns within a couple of hours. (Reacting to Codie Sanchez’s Vending Business Advice)
  17. Confirm the outlet stays on overnight if you stock drinks or fresh food. A switched or timed outlet means warm drinks or spoiled product. (How to Buy Your First Vending Machine (Step-by-Step Process))

After the first sales: run the mix from data

Do not wait months hoping people “gravitate.” Mike says he lost about $1,000 by leaving wrong products in too long. Anthony sat on a personal-favorite flop for two months. (Don't Start A Vending Machine Business, Until You Watch This... (2025-02-17), I Thought These Vending Products Would Sell Like Crazy — They Flopped Hard (2026-08-13))

  1. Give a new stop time before you call the mix finished. Anthony has said wait about two to three weeks for preferences to show, then double and triple down in weeks two and three; use the first 30 to 60 days as proof-of-concept; and give a new stop three to six months to see what sells before you judge the location. Andy and Keith treat the first 30–45 live days as the lab for order rhythm and restock frequency. Keep all three clocks; they are not the same claim. (How I’d Build A Vending Machine Business From $0 (2025-12-26), How To Replace Your Full Time Salary With Vending (Full Guide) (2026-02-06), One Student Housing Location Did Over $4K—Here's Their Vending System (2026-06-16), How He Built $10K/Month From His First 2 Vending Locations)
  2. From the first sale, track revenue, product cost, processing fees, inventory, restock visits, maintenance, and profit. (How to Buy Your First Vending Machine (Step-by-Step Process))
  3. Use the backend to see every product, transaction, category, and margin. Open sales-by-product reports. List top sellers and the category they imply. If you run more than one software, compile the reports before you name a route-wide top seller. Look at unit count and dollars. (How to Start a Vending Business (with ZERO Experience), How He Built a $50,000/Month Vending Business in One Year, How To Start A Vending Machine Business in 2026 (FULL COURSE))
  4. Double and triple down on winners. Pull slow movers. Give more rows to categories and SKUs that dominate. If you have five rows and drinks are winning, consider four drink rows. Mike separately says do not default to three drink rows and three chip rows; add a fourth drink row. Add flavor and brand variants of the winning category. If the first foods are Twix and Reese’s, pull some chip facings and add more candy bars. (How to Start a Vending Business (with ZERO Experience), 10 HUGE Mistakes New Vending Machines Owners Make, How I’d Build A Vending Machine Business From $0, How To Start A Vending Machine Business in 2026 (FULL COURSE))
  5. If a high-margin seller is moving, pull slow movers and give it more rows. Anthony’s example: Smart Water in hot weather gets three or four rows. (One Student Housing Location Did Over $4K—Here's Their Vending System)
  6. Pull flavors or items that sit. Give the outlier winner more space. If chocolate outsells chips, test more candy bars. If one protein shake wins, give it more facings. If a SKU is not selling on the inventory report, take it out. Replace with a larger/heavier version of a seller so you can charge more without adding so many SKUs that stocking blows up. (How to Start a Vending Business (with ZERO Experience), These “boring” machines make me $80k/mo, here's how)
  7. A/B two or three flavors of the same category side by side, then add rows of the winner. (Don't Start A Vending Machine Business, Until You Watch This...)
  8. Test a premium or unfamiliar product in one slot only, not a whole row or the whole machine. If it does not move after a fair test, pull it even if you cannot explain why. (I Thought These Vending Products Would Sell Like Crazy — They Flopped Hard)
  9. If a resident or user asks for a missing convenience item, test a small quantity. Erik’s rule for a resident-supplied product: take the case, try it yourself, then decide. Start unproven items small (they used about 4 or 5 cases of coconut water, then about 18 more after it sold) and only then roll a winner to every machine. If a resident requested a product, put that in; otherwise try something new. Keep trying rather than freezing the mix. (I Put Condoms In My Vending Machine And Made..., From Laid Off to Replacing Their Salaries With Vending (2026-08-19), How I’d Build A Vending Machine Business From $0)
  10. Do not reorder a SKU just to refill the shelf. Mike’s first-fill cash rule: wait until what you bought has sold at about 2x to 4x (he has also said 2x–6x) cost, then buy the next round from those proceeds. (How Much Do Vending Machines ACTUALLY Make?, Why You Shouldn't Start a Vending Business In 2025)
  11. Keep asking users on early restocks what they would actually buy. (Everything You Need To Purchase Your First Vending Machine)
  12. Signs the mix is wrong: products sitting for weeks, inventory expiring, cash frozen in unsold product, half the machine filled with items the location does not want. (Why Starting Vending Solo Might Be a Mistake (And What to Do Instead), Reacting to Codie Sanchez’s Vending Business Advice)
  13. If an odd item keeps selling — Musa’s individual toilet-paper rolls, Anthony’s single rolls — leave it in. (From Rock Bottom to $41K/Month… In Less Than a Year, One Student Housing Location Did Over $4K—Here's Their Vending System)
  14. Seasonal reset from Mike: winter, hand warmers and cold/flu items; summer, impulse items such as sunscreen. (How To Start A Vending Machine Business in 2026 (FULL COURSE))
  15. If you have digital screens, run time-of-year promos, change prices from purchase patterns, and swap products the data says are not working. If something like Coke never sells, Mr. Passive’s example is a buy-two-get-one-free promo instead of leaving it untouched. (The Most Overlooked $10k/Mo Business You Can Start (With AI))
  16. Watch live inventory on top sellers and restock before the machine is completely empty. (I Automated My Vending Machine Business So I Work Less Than 2HR/Week)
  17. If a plastic item shatters inside the machine (Matt Dix: overnight oats), clean it that night. He says leaving it until the next day would make the whole machine a “ransom.” (He Risked Everything… Now It’s $20K/Month)
  18. If sales are weak after you are tracking numbers, check placement, awareness, mix, pricing, and traffic—not just SKUs. If a machine is underperforming, do not only blame mix. Anthony says beginners often cannot tell that the location was never strong enough. (How to Buy Your First Vending Machine (Step-by-Step Process), Why Starting Vending Solo Might Be a Mistake (And What to Do Instead))
  19. Do not rip out an entire inherited mix at once. Mr. Passive time-boxes price/mix work to months 0–3 so you do not flatten the stops. Jason stages product and price before technology for the same reason. (These “boring” machines make me $80k/mo, here's how, How He Scaled to 500+ Vending Machines by Buying Routes)

Tip

Block weekly product-review time. Mike’s W-2 schedule is 30 minutes of product review inside a 4–6 hour week, with Saturday restocks. Anthony’s later owner loop on one smart apartment machine is a weekly pick list, send it to the stocker, run sales, double down or pull. (How I’d Build a $5K/Month Vending Business (Starting Today), This Boring Machine Makes Me $1,000 Per Month, Here's How)

Caveats

Decision rules

Conflicts the corpus does not resolve

Keep both sides. Do not average them into one fake rule.

Warning

First-fill dollars. Mike: $250–$500 (2025-11-07), $500 maybe high (2025-08-08), $300 for one normal machine vs $5,000–$6,000 for one micro market (2024-12-14), later $500–$600 per new machine (2025-06-20). Anthony: about $1,000 of initial inventory (2026-05-01), $500 to $800 when financing the first machine (2026-02-20). Anthony’s all-in “first machine running” figure of $3,000–$5,000 includes inventory and setup, not a first-fill SKU budget. Use a fill cap for product; do not treat Anthony’s all-in number as the grocery cart. (Everything You Need To Purchase Your First Vending Machine, Why You Shouldn't Start a Vending Business In 2025, How Much Do Vending Machines ACTUALLY Make?, I Automated My Vending Machine Business So I Work Less Than 2HR/Week, Start a vending route the way Anthony describes it, The Best Strategy To Buy Your First Vending Machine In 2026, 10 Boring Business Ideas That Quietly Make You Rich (Like Vending) (2026-08-04))

Warning

Ask people vs ignore what they say they want. Anthony: live “what would you buy?” sets the opening mix. Sandy: written “we want healthy” is not what they buy. Joe: locations often ask for healthy food and it does not sell. Matt Dix: even when a property manager says residents want protein shakes and bars, diet soda still wins. Both can be true if you treat talk as a starting hypothesis and sales as the verdict. (How to Start a Vending Business (with ZERO Experience), How This Mom & Son Built a Profitable Vending Business Together, How This Retiree Built 15+ Vending Locations ($5500/month), He Risked Everything… Now It’s $20K/Month)

Warning

Healthy pitch vs actual sales. Mike and Mr. Passive sell Class A offices and employee amenities with healthy samples (protein chips, Poppy, no afternoon sugar crash). Joe and Matt Dix say management often wants healthy and customers still buy soda, diet soda, or convenience wraps. Joe’s exception is a luxury apartment micromart near the gym where healthy did crush. (How To Negotiate Vending Machine Deals Like A PRO, How This Retiree Built 15+ Vending Locations ($5500/month), He Risked Everything… Now It’s $20K/Month)

Warning

Familiar national brands vs local / unique. Anthony: vending is a fast, familiar-brand decision; test unknowns in one slot. Erik, Angelina, and Lane: local coconut water, local coffee, local cookies, and “whatever you want” can work after a taste test or request. Tom likes Maui onion Dirty chips because stores do not have them. DJ stayed mostly plain (chips, soda, sandwiches) and was surprised sandwiches worked in apartments. (I Thought These Vending Products Would Sell Like Crazy — They Flopped Hard, From Laid Off to Replacing Their Salaries With Vending, He Had No Sales Experience… Now It's $200K/Year, From Zero to $18,000/Month at ONE Hotel Location, How He Built a $50,000/Month Vending Business in One Year)

Warning

Premium water always vs cheaper water also. Mike often wants Smart Water never to sell out and says Kirkland-style water gets skipped. He also stocks cheap Crystal Geyser at $2 beside $3.50–$4 Smartwater so price-sensitive buyers still buy. Michael Deese says people take Smart Water over Aquafina every time at his site. Javier’s Texas hotel top seller was 1-liter Ozarka, not a premium brand. John Newcombe’s apartment #1 was 1-liter Smart Water. Anthony matches standard vs premium water to site tier. These 7 Always Sell Out)

Warning

Fairlife vs Muscle Milk. April 2025 Mike: stock Fairlife, not a knockoff like Muscle Milk, near a gym. February 2025 Mike: put Muscle Milk next to Fairlife or Core Power; Muscle Milk often sells faster, so double down. Test both; do not freeze one brand story. (These Vending Machine Items Make Me Over $20,000/Month (2025-04-09), Don't Start A Vending Machine Business, Until You Watch This... (2025-02-17))

Warning

Which energy drink. Warehouse/trades doctrine is Monster / Rockstar / large familiar cans. Anthony’s own starter mix still includes Celsius. Joe’s top sellers are Celsius and Alani. One building may want Celsius and another Monster. (Don't Start A Vending Machine Business, Until You Watch This..., How To Replace Your Full Time Salary With Vending (Full Guide), How This Retiree Built 15+ Vending Locations ($5500/month), I Tried 100+ Vending Locations, These 3 Are Most Profitable)

Warning

Coke vs Pepsi. Madison leaves Pepsi out because it has not sold for her. Tom, with a Pepsi partnership, started swapping some Coke even while Diet Coke was still a portfolio top seller. Javier had to be Pepsi-only to take a hotel. Follow the property contract and then the sales data. (She’s Doing $10-12K a Month With Just 6 Vending Locations, From Zero to $18,000/Month at ONE Hotel Location, $8,500 First Month… His FIRST Location)

Warning

Diet drinks. Jason generally avoids diet unless someone requested it, because it expires. Matt Dix says diet soda wins every time over the requested gym-rat mix. A host in How This Retiree Built 15+ Vending Locations ($5500/month) keeps Coke, Diet Coke, and Coke Zero on top. Mike says no Diet Coke in a gym machine. (How He Scaled to 500+ Vending Machines by Buying Routes, He Risked Everything… Now It’s $20K/Month, How To Start A Vending Machine Business Step-By-Step (With $0))

Warning

Charge a convenience premium vs price under the c-store. Mike and Anthony price above the nearby store because the buyer does not leave. Madison undercuts 7-Eleven at high-volume plants and keeps residential prices higher. Manufacturing sandwiches at $7–$8 also failed more for DJ than the same sandwiches in apartments. Match price to how trapped and how volume-driven that room is. Warning

$2 soda vs $8–$100 tickets. Mike Hoffman says shift off $2 Snickers and $2 12 oz Dr Pepper toward chargers, protein, OTC, condoms, makeup wipes, and $8 / $15 / $100 transactions. Matt Dix still calls a 50-cent soda at $2.25 strong. Anthony still treats water and everyday drinks as foundation products. Warning

Condoms. Anthony: hotels yes; plant, office, gym no. Mike and Mr. Passive put condoms in apartment / residential / inherited-route mixes. (I've Tried Selling Hundreds of Vending Products. These 7 Always Sell Out, I Put Condoms In My Vending Machine And Made..., These “boring” machines make me $80k/mo, here's how)

Warning

Smart Water sell prices in the corpus are not one number. Mike has said $3.50–$4, $3.75, $3.95, and $4.50 against costs he has stated as 35–40 cents, $0.75, $1, and about $1.20. Anthony’s later example is $5.99 on $1.39 cost. Use the nearest-store check plus leftover-profit math; do not copy a video price as policy. Dates: 2024-12-14, 2025-02-17, 2025-04-09, 2025-09-05, 2026-07-29.

Warning

Charger charm price contradicts itself in one Mike talk. He first says chargers sell at $11.97, then says they use $9.97 to come in under $12. A later talk prices them at $12 to $15 by location. (I Mind Control People With My Vending Machines, Here’s How (2025-09-05), I Sell $2 Phone Chargers For $15 (And People Thank Me) (2025-12-05))

Warning

Properties care about your prices. Mike says they care about happy tenants and employees, not your prices. That is a pitch claim, not proof that residents never complain. Madison still lowers plant prices because volume buyers do care. Graham Parker holds the line and sells service. Warning

Empty-row urgency. Mike (2025-02-26): an empty Celsius row is not life or death; they will buy a Lonnie. Mike (2025-06-20): get ahead of a top seller such as Smart Water, but if Snickers runs out people will buy a Twix. Shannon treats a Fairlife stock-out text as something you do not ignore. Anthony: do not leave slots empty; if the machine is a beast, add another weekly stop. Warning

How long before you judge mix. Two to three weeks to start doubling down (Anthony, 2025-12-26). Thirty to sixty days as proof-of-concept (Anthony, 2026-02-06). First 30–45 live days as the lab (Andy and Keith). Three to six months on a new stop (Anthony, 2026-06-16).

Warning

Where to buy first product. Shannon’s live first market ran on Costco Business Center. Later Anthony/Mike/Mr. Passive doctrine is catalog/distributor buying and no variety packs. (How She Turned One Vending Location Into $25K/Month, How I’d Build A Vending Machine Business From $0, These “boring” machines make me $80k/mo, here's how)

Warning

COGS and margin targets do not match each other. Anthony: 35–40% COGS in a sample P&L, 31–35% when plateaued, 60–65% margin goal. Mike: ~33% COGS in growth, ~30% when stable, 40–50% take-home after labor and fees. Mr. Passive inherited 45% and described a 10-point COGS cut. Do not collapse these into one number.

Warning

Chicago vs Oregon (and therefore San Diego). Anthony says fundamentals travel but locations, pricing, competition, and even which foot-traffic metric you care about look different by market. Copy the process, not another city’s exact SKU list. (If You’re Starting a Vending Business, Watch This First)
