Revenue-share tree
Mike’s flip (How To Negotiate Vending Machine Deals Like A PRO):
- They bring up revenue share: do not panic and do not volunteer it first. Ask whether they actually want to make revenue off this, or want it as an amenity that keeps prices at a level where employees, patients, or tenants will not complain.
- They still want to make money from the machine: you can give revenue share but you will have to mark up product prices (live example: increase the cost of the Poppy).
- They prefer an amenity: keep prices from being jacked up and skip the revenue share.
- Manager does not want employees coming to them about expensive items like Poppy: steer the deal to no revenue share.
Anthony’s referral gate (How To Replace Your Full Time Salary With Vending (Full Guide), How I’d Build A Vending Machine Business From $0):
- They ask for revenue share: agree it can be a partnership, but require referrals to three other properties before revenue share kicks in.
- They do not ask: do not lead with it. Most of his locations just want a no-work amenity.
Commission exception. John Newcombe: if they ask for 25%, decline, explain the machine investment, and do not budge off your number. He still thinks introducing some revenue share helped win the building. Can You Start Vending at 60? Ask This Former Real Estate Agent

Live objections
From How To Negotiate Vending Machine Deals Like A PRO:
- “We don’t have space”: you just need six square feet, less than the size of a refrigerator.
- “We need to think about it”: say absolutely, this is an important decision, then ask whether they think their employees would want an amenity like this.
- “Corporate needs to approve”: say you are part of a national community and brand, then ask what type of validation corporate needs. Park the “join / national brand” sales framing; the operating step is to ask what validation corporate needs.
- They want it sooner rather than later: you just need a signed contract, then you will order the machine (lead time 10 days to six weeks).
From How a Married Couple Built a $36,000/Month Vending Business:
- “Give us till May”: keep following up instead of going dark. If you stay away to avoid being in their face, they may sign with another vendor.
- Objection right before signing: treat it as a request for more information, stop by if possible, and follow up in writing.
- You lose a deal you had already worked: use it as motivation so nobody outworks you or out-follows-up you.
- Residents or the property complain that prices are too high, and you are bringing a tech upgrade, reliable restocking, or a new amenity: hold your price and sell service, people power, and product availability.
From Why Starting Vending Solo Might Be a Mistake (And What to Do Instead):
- You get a no, or “send me some stuff,” and never hear back: do not assume they were simply uninterested. Recheck whether the offer was positioned wrong, follow-up was weak, you pitched the wrong person, or you led with the machine instead of what the location gets.
- You feel rushed into a contract: vet them back and be willing to say no. Reacting to Codie Sanchez’s Vending Business Advice

16. Finance a machine or buy a route
Finance a machine
- If the purchase is a consumer item that costs money, depreciates, and does not make you money, do not use pay-later. If it is a cash-flowing asset that can pay the note and still leave you ahead, use leverage. Using “Buy Now, Pay Later” To Buy A Vending Machine Business

Low-cash paths Mike lists
From How ANYONE Can Buy Vending Machines For $0 Down (September 12, 2025):
- Lender will finance an income-producing machine with the machine as collateral: put the smallest required down payment (he used 15% / under $1,000; he says expect 10–20%, sometimes none) and let the machine’s cash flow service the loan.
- Want the lowest monthly payment: stretch the term to 72 or 84 months (he says payments can be as low as about $100) or use lease-to-own, which he says can be even cheaper monthly than financing.
- Want to pay it off early: make a more aggressive payment around $300 a month and throw extra profit at principal.
- Lender will waive prepayment penalties (he says many they partner with will): apply leftover machine profit to principal and target a 12- to 24-month payoff instead of 60 months.
- No cash but you can operate, and you find someone with capital and no time: they finance, you operate, split profits 50/50 after expenses.
- Property owner will buy the machine: you operate and maintain it and split revenue so your capital outlay stays minimal.
- Want lowest monthly payment, included maintenance/warranty, cash left for inventory, or the option to upgrade to newer AI later: lease-to-own with a $1 end-of-term buyout.
- Average credit, 0% APR business card for 12 to 24 months and a $5,000–$10,000 limit: buy the machine on the card and pay it off with profits before the promo rate ends; stack cards if needed.
Anthony’s credit notes in The Best Strategy To Buy Your First Vending Machine In 2026 (February 20, 2026): solid credit, he says you can get into a machine for under $1,000 upfront. About a 650 score: he says you should be fine for manufacturer financing. Even lower scores can get approved with higher rates and higher down payments; still apply and see.
Manufacturer financing differences
From How To Buy Vending Machines Online For CHEAP (Best Methods):
- MicroMart: expect no in-house financing from MicroMart itself (he says community members get access to in-house MicroMart financing).
- evending: can finance with no money down.
- 365 and Cantaloupe: financing varies with how many machines or micromarkets you have bought from them; he says they will talk through qualification.
On a small equipment loan of about $6,000 at 15% versus 8% or even 5%: do not get caught up in this week’s rate. He said the difference is like $10–$12, not a $400,000 house mortgage, and cash flow from a good location should pay the loan off early. Same video (January 29, 2025).

Building horizon if you do not buy: Mike uses 12, 18, or 24 months so you can pay machines off early or reinvest. Should You Build or Buy A Vending Machine Route?
If you are underwriting a listed route
- If the ask is above 1x of total/annual revenue, Mike typically does not feel comfortable and would not buy. Pay 1x or less of total revenue. Should You Build or Buy A Vending Machine Route? (May 29, 2025). Same rule of thumb in the earlier buy-now-pay-later video: a $2,000/month location ≈ $24,000; an $84K/month route ≈ $1 million. Using “Buy Now, Pay Later” To Buy A Vending Machine Business (August 1, 2025)
- Mr. Passive was fine paying 1x trailing revenue, not EBITDA, when the equipment was new micromarkets doing about $2K per location. These “boring” machines make me $80k/mo, here's how (July 11, 2025)
- If locations are personal buddies, there are no contracts, or there is no accounting trail, use that risk as leverage. Consider paying less and/or tying later payments to those clients staying. Should You Build or Buy A Vending Machine Route?
- If you will pull the old machines and install micromarkets or smart machines, treat equipment age as a smaller risk. If you will keep the existing machines, underwrite age, parts, depreciation, and remaining useful life. Same video.
- On a small route (here, four locations), optimize for revenue per location and hours per location, not revenue per machine. These “boring” machines make me $80k/mo, here's how
- Ignore top line as the north star. A seller or broker may market an $8K/month top-line business. Make EBITDA/profitability the #1 KPI. Same video.
- Owner dependence: if the seller only has four locations and will introduce you to every decision maker, treat the route as not owner-centric. If it relies on owner-centric relationships, it may fall through the cracks after they move. Same video.
- If the seller is moving out of state and needs cash, offer a large enough down payment to fund the move (his example: 50% / $48K) and finance the rest cheaply over years. Same video.
- If you close on a cheap seller note around 3%, which he compares to inflation, do not rush to pay it off. Service about $1,000 a month and keep the cheap capital. Same video (July 11, 2025).

- If you can shape the financing in your favor, you may be comfortable paying a higher sticker. His example: pay $1.5M even if you think it is a $1.3M route. If financing cannot be shaped in your favor, do not automatically stretch to their number. Same video (August 1, 2025).
- If the seller will take paper, offer a mortgage-style down payment. His large-route example: $300K to $500K on a $1.5M deal. Same video.
- If inspection finds broken machines, get those machines taken off the purchase price. Same video.
- If knocking off every dollar would screw the seller and kill their motivation, stop short of a lowball and keep a win-win so they still help with a smooth transition. Same video.
- If the current owner is the relationship face and could walk away after a cash sale, use seller financing to keep them involved. If they take all cash and leave immediately, he says the business can fall apart. Same video.
- If they would rather not take one lump sum, spread part of the price over time so their tax bill is lower in any one year. Same video.
- If one property manager will see a new smart machine and the others will too, buy a batch (Jason says probably about 10) and go all-in rather than installing one or two. After you close on a bought route
- Do not change everything immediately. Time-box changes so you do not flatten the locations. These “boring” machines make me $80k/mo, here's how
- Months 0–3: pricing overhaul, remove non-sellers, add higher-ticket sizes, build a timed stocking schedule. Do not change every product.
- Months 4–6: new equipment and new locations.
- Months 6–12: hiring and purchasing efficiency.
- If 12 oz can machines are still selling soda for $1 because “that is what they have always charged,” raise prices. He says that alone increases revenue. Same video.
- If a micromarket is doing about $2K a month with unused category space, add a freezer and stock frozen/microwavable items. His example: that stop went over $3K and added over $1K monthly cash flow. Same video (July 11, 2025).
- If Property A has sister sites B/C/D/E, service A well, then ask into the sisters. Same video.
- If the purchased machines/micromarkets are new enough to depreciate, he uses depreciation as a tax advantage. Same video. See the tax trees below before you wipe taxable income to zero.
If you later want to sell a grown route, Mr. Passive’s example is about $84K/month and a buyer paying the same 1x revenue, or about $1M. He had no interest because he wanted to take it to $500K/month; he also says you could section off pieces. Same video (July 11, 2025). That is his story, not a sale price you should underwrite.

Entity and tax (Stephen Lee)
Guest CPA Stephen Lee in The Tax Strategy Most Vending Machine Owners Get Wrong (December 19, 2025):
- Brand new, cash flow inconsistent, still in a high-CapEx phase: stay a single-member LLC. Do not elect S-Corp from day one.
- Annual net profits (not revenue) exceed about $70,000 and are in the $70,000–$80,000 range: consider electing S-Corp so you can pay a reasonable salary and take remaining profit as FICA-free distributions. Below that, do not add S-Corp salary and administrative burden yet.
- Setting an S-Corp owner salary: do not use 50/50, 60/40, 70/30, or a round monthly amount. Document replacement cost with census reports and Bureau of Labor Statistics data.
- Salary-for-officers line after COGS is blank or zero: treat that as a red flag that a processing machine will likely trigger a letter asking why you paid yourself no salary.
- IRS determines last year’s or two years ago’s salary was unreasonably low and undocumented: expect they may convert all profits to salary and assess FICA, unemployment, penalties, and interest on the salary you did not take.
- You or your spouse may apply for a mortgage or business financing in the next two to three years: do not automatically wipe taxable income to zero or report a loss. Leave some profits and some tax paid on the returns lenders will request. More room to use maximum Section 179 / bonus depreciation if no lending is on the horizon.
- Want a 100% write-off but do not want the return to go below zero: use Section 179, which Stephen said cannot take the deduction past zero. Bonus depreciation can take you negative and create a reported loss.
- Equipment purchased after January 19, 2025: treat it as eligible for 100% bonus or 179 under the 2025 bill they called OB3. Purchased earlier than January 20, 2025: apply the old depreciation rules to that equipment.
- Vending business has profit: pay quarterly estimated taxes to both the IRS and the state. No profit: no taxes on that basis.
- Seasonal or lumpy early cash flow: use the annualized / actual method from year-to-date books rather than a static safe-harbor amount.
- Money left in the tax savings account after a quarterly payment: leave it in the tax account and roll it forward.
- Deduction test: ordinary in the vending industry and necessary for the business. Do not deduct items that fail either test (his examples: a private plane, or a luxury Escalade that may not be necessary even if a large vehicle could be ordinary).
- Home workspace: regularly and exclusively used for the business (garage, closet, or basement packed with inventory) → measure it and include it in the home-use / accountable-plan percentage. Mixed-use dining table or living-room couch: do not claim it.
- Paying for startup purchases before a real business card exists, personal card has a much higher limit, and you will download statements and track every business charge: you may use the personal card at the beginning. Once established, do not depend on the personal card for the life of the business.
- Hiring tax help: interview two or three locally recommended CPAs in December or early January. Do not start vetting them during tax season, when Stephen said they will not take calls or meetings.
Warning
Mr. Passive uses depreciation on newly purchased machines as a tax advantage. These “boring” machines make me $80k/mo, here's how. Stephen says do not automatically wipe income to zero if you will need a mortgage or business financing in the next two to three years. Run those as two different questions: “can I depreciate?” versus “should I zero the return?”
Note
California estimated-tax mechanics, city business-tax registration, and San Diego seller’s-permit steps are Not specified in the corpus. Stephen’s “pay the state” line is general, not a California filing calendar.

- Do not lead with “vending” or with revenue share.
- If they ask for share → Mike flips it off the table or trades it for higher prices; Anthony pairs it with sister-property introductions. Do not run both scripts in one sentence.
- Buy new, not used, unless you can inspect cooling, parts, and payments and accept mechanic risk.
- Location dictates machine. Outdoor / weather → traditional. Indoor aesthetic → smart cooler. Warehouse + cameras → micromarket. Unproven revenue → one combo/hybrid first.
- Public / late-night / unknown traffic → locked machine. Controlled employee room with accountability → open market can work.
- Stock what this customer buys, not what you like.
- Test new SKUs in one slot. Pull losers.
- Bigger pack, more dollars. Drinks usually get more rows than chips.
- After install, review at 60–90 days if you have an out clause. Newest repeated pull trigger is 90 days if the location is not working. Do not wait a year unless the contract traps you.
- If stocking is killing pop-ins → hire the $20–$25/hour work.
- Keep the W-2 until profit, runway, pipeline, and systems exist. You do not have to quit.
- Finance the cabinet. Keep cash for inventory and labor. Do not drain savings to pay cash.
- Build if you have time and no capital. Buy a route if you have capital and little time. Underwrite at about 1x annual revenue or less.
- New operator, inconsistent cash flow → stay single-member LLC. Do not elect S-Corp from day one.
