Run the weekly route

08 — Run the weekly route

This page is the weekly operating loop after a machine is live. The job is not “fill when it looks empty.” The machine is the asset. The weekly work is the business: location service, product mix, inventory, route time, and process. How to Start a Vending Business (with ZERO Experience)

Treat this as a clustered route, not a set of random pins. Build a weekday or Saturday block you can keep. Do not assume one visit a week will hold once a location starts selling. Vending is not passive while you are the person who restocks and maintains. Make More Money in 2026: Every Business Ranked

A beginner in San Diego should copy the loop, not another city’s foot-traffic story. Anthony operates in Chicago and Mike in Oregon. If You’re Starting a Vending Business, Watch This First

Warning

Vending is not set-it-and-forget-it, especially at the beginning. Anthony says if you do not have about 5 to 10 focused hours a week, or you will not be consistent, the business stalls. Reasons You Shouldn't Start a Vending Business (June 26, 2026)

Current doctrine

These points show up most often in the newest operating videos:

  1. Stock before the customer notices a problem. A beginner waits until a row is empty. An operator tops off while product is still on the shelf. How to Start a Vending Business (with ZERO Experience)
  2. Let the backend decide the mix. Track every product, transaction, category, and margin. Give space to what is selling. Pull what sits. Stock that site’s buyer, not your personal taste. How to Start a Vending Business (with ZERO Experience)
  3. Pick at home, then run a block. Do not shop store-to-store on the way. Load totes from organized stock and go. Do not drive just to see if a machine is empty. How to Start a Vending Business (with ZERO Experience), I Automated My Vending Machine Business So I Work Less Than 2HR/Week
  4. Visit cadence follows volume, not a wish for a one-day week. Weekly is the default you tell the property. Add a stop when the site empties. Manuel wanted work once or twice a week. His best manufacturing plant later needed restocks every two days. How I’d Build A Vending Machine Business From $0, How His 3rd Location Hit $8K/Month In Revenue While Working Full-Time
  5. Reliability is the operating promise you already sold. Keep it stocked. Maintain it. If it breaks, fix it quickly. An offline or empty machine loses sales, frustrates the location, and trains customers to stop trusting it. A sitting broken machine is worse than no machine because the property will find another vendor. How to Start a Vending Business (with ZERO Experience), The EASIEST Ways To Prevent Theft In Your Vending Business (November 1, 2025)
  6. The first live month is for learning the weekly rhythm, not for declaring the route passive. Check in with the manager. Ask what people are requesting. Visit regularly even while sales ramp. Keep the machine clean. Catch problems early. Anthony’s line: the machine is the asset; the relationship protects the asset. How to Buy Your First Vending Machine (Step-by-Step Process), How He Built $10K/Month From His First 2 Vending Locations
  7. Think in clustered routes. Anthony wants stops about 5 to 10 minutes apart. A 45-minute drive to a stop doing about $700 a month does not work. Do not keep a machine mainly because it is five minutes from home. Start a Vending Business in 90 Days | Complete Roadmap (July 10, 2026), This Is Boring, But These Vending Locations Do $3K–$5K a Month
  8. Run the first accounts yourself. You cannot delegate a route you have never run. Several operators later hire help. None of them treat the opening months as passive. I made $3,571 today while playing golf, here’s how, Reacting to Codie Sanchez’s Vending Business Advice
  9. Judge the stop with numbers, not vibes. From the first sale, track revenue, product cost, processing fees, inventory, restock visits, maintenance, and profit. How to Buy Your First Vending Machine (Step-by-Step Process)
  10. Keep cash off the route if you can. Cash on site attracts thieves, operators carrying wads of cash can steal it, and cash creates an accounting mismatch between what the machine said it sold and what hit the account. The EASIEST Ways To Prevent Theft In Your Vending Business (November 1, 2025)

1. Lock this week’s service list

Do this from the dashboard before you pack the car.

  1. Open the backend and review inventory and sales by machine. If you run more than one company dashboard, review each set separately. Do not blend them into one number. Use smart-machine analytics to restock before the machine looks empty, EXACTLY how much my vending machine route makes in 24hrs
  2. In the morning, look at overnight revenue if the machine reports remotely. Mike Kaufman treats 5 a.m. totals as after-midnight munchies, not a daytime rush. Do not treat an afternoon total as the full day if the site sells at night. He says most of their sales happen after 7 p.m. EXACTLY how much my vending machine route makes in 24hrs (July 18, 2025), He Risked Everything… Now It’s $20K/Month
  3. Watch downtime or lost-connection alerts. Offline, erroring, or complaint machines jump the list. I Automated My Vending Machine Business So I Work Less Than 2HR/Week, How to Start a Vending Business (with ZERO Experience)
  4. Run a short remote theft and health check: monitoring alerts, odd transaction patterns, machines still reporting. Mike Kaufman says this takes him about 15 minutes. On the next visit, compare reported inventory to what is actually in the cabinet. A “full” report on an empty machine can mean missed theft. The EASIEST Ways To Prevent Theft In Your Vending Business
  5. If you have a spouse or helper on the same app, have them receive abnormal-transaction alerts and flag unusual activity. Matt Dix does this on Haha machines; the corpus does not require that brand. He Risked Everything… Now It’s $20K/Month
  6. Mark any row that is mostly gone. Anthony’s example: a 14-item row with 12 gone is a top-off, not a “wait until empty.” Top off machines before they look empty (July 7, 2026)
  7. Mark any Friday hit that will sit empty through the weekend if you wait until Monday. Do a short top-off before the weekend. Top off machines before they look empty
  8. On a high-velocity stop, sort the pick list by inventory and look for zeros / stock-outs first. How He Built $600K/Year in Revenue With Just 18 Machines
  9. If the site is still in its first month, put it on the list even if sales are quiet. Mike wants the manager to see you invested. Set first-month communication, service cadence, and books
  10. Watch software and inventory alerts in the first 48 hours on a new market. If the location emails that inventory is gone, go back immediately. How She Turned One Vending Location Into $25K/Month (January 13, 2026)
  11. Group the stops into one driving block. Prefer a morning block so the route is done by afternoon. Erik restocks three or four machines and is done around noon. Restock in a morning block
  12. Write drive time as a round trip, not one-way. Mike Hoffman’s example: a 40-minute landscaping-shed stop became 1 hour 30 minutes of driving just to stock. Reacting to Codie Sanchez’s Vending Business Advice
  13. If you still have a full-time job, put restocks on the leftover windows you actually have: before the family is up, a day off, the drive home, or Saturday. Do not wait for a perfect monthly calendar. John Sanchez stocks one city on Monday and another on Tuesday, loads the night before, and does pop-ins between stops. Fit pop-ins around a full-time job, One Student Housing Location Did Over $4K—Here's Their Vending System
  14. If weekends and bedtime are family blocks you refuse to give the route, stock when you are already out midday instead. That is Mike Kaufman’s household rule, not a sales rule. An Honest Conversation on Vending with Mike and Chelsea Hoffman
  15. Budget labor even if you are the labor. Mike Kaufman budgets about 1.5 to 2 hours per machine per week for stock time, drive time, and getting product. Anthony uses about 1.5 hours per location per week for stocking and picking. Do not copy someone else’s hour count as a promise. I Automated My Vending Machine Business So I Work Less Than 2HR/Week, How To Replace Your Full Time Salary With Vending (Full Guide)

Note

Remote inventory is the current method once a card reader / smart backend is live. Driving by only to see what sold is the older method. Move from in-person inventory checks to remote monitoring

Note

Early-week time claims do not agree. Anthony also describes early-stage work as 4 to 6 focused hours a week of prospecting, follow-ups, restocking, and optimization, and separately as about 5 to 10 hours. Mr. Passive assigns about 1 hour per week to early maintenance and restocking. John Sanchez estimates 2.5 to 3 full days a week while still on a W-2. An on-site speaker’s example stop was about once a week, roughly 10 minutes of warehouse pick plus about 15 minutes on site, plus commute. They said everybody is different and it all depends. Use your own pick-plus-drive-plus-stock times. Why Beginners Fail at Vending, The Most Overlooked $10k/Mo Business You Can Start (With AI), One Student Housing Location Did Over $4K—Here's Their Vending System, Reasons You Shouldn't Start a Vending Business (June 26, 2026)

2. Pick the order at home before you leave

  1. Use unused house space if that is all you have: snacks downstairs or in the garage, drinks in the garage, overflow only where the product can handle the heat. Run warehouse and picking from home, Warehouse product and spare machines from a house in a hot climate
  2. Keep melt-prone product out of a hot storage unit. Madison keeps spare machines in rented storage and most product in the garage. Warehouse product and spare machines from a house in a hot climate
  3. Organize drinks by category and snacks by category so you can pull fast. How to Start a Vending Business (with ZERO Experience)
  4. Build the pick from the dashboard, not from memory. Have someone pick in the warehouse or garage before you drive. Load totes and go. Why Beginners Fail at Vending
  5. Load only what the pick list says is low. For short top-off visits, Mike Kaufman loads low items into buckets instead of rebuilding the whole machine. How To Start A Vending Machine Business in 2026 (FULL COURSE)
  6. If the machine is a smart cooler or has a backend planogram, align on-hand inventory to the platform before people start picking. Tyrone Lewis says a mismatch loses money on picks. Do the backend work the night before a new install or reset. Months Without a Single Vending Location...
  7. Anthony’s own pick time on a running stop: about 15 to 20 minutes to pick, then 15 to 30 minutes to stock on site. If restocking takes about 45 minutes, he calls that a good problem because you are selling out. Stock and restock a location once it is running (July 10, 2026)
  8. If kids are helping, ask for a counted quantity (Anthony’s example: five of a chip) and let them hand you product. It takes longer. Treat it as teaching time, not efficient fulfillment. Have kids help pick a restock order
  9. Bring a wet rag. Wipe the glass every visit. Set first-month communication, service cadence, and books
  10. Bring enough product for a top-off, not only a full empty-machine fill. Short visits of maybe 15 or 20 minutes are normal. Top off machines before they look empty (July 7, 2026)
  11. Use basic route gear: totes, a wagon, and storage. Anthony’s starter range for that gear is $2 to $500. How to pack a tote, and the exact San Diego vehicle and pack-out layout, are Not specified in the corpus. Make More Money in 2026: Every Business Ranked, Reasons You Shouldn't Start a Vending Business
  12. If you still buy at a club store and mix household food with vending product, put household items on top of the cart and vending cases on the bottom. Tell the cashier the bottom order is tax-exempt and must be rung separately. Anthony warns that forgetting this can force a full re-ring. An Honest Conversation on Vending with Mike and Chelsea Hoffman
  13. While you are still the only worker, Matt Dix keeps inventory in a climate-controlled garage and does not rent a warehouse. Musa Sadie does the opposite when hiring: warehouse first, then the stocker. See Conflicts. He Risked Everything… Now It’s $20K/Month, From Rock Bottom to $41K/Month… In Less Than a Year

3. Buy only what this week’s sales can replace

Early buying and later buying are not the same job.

  1. Early on, Costco, Sam’s Club, or Walmart can fill a machine. If you have no velocity data yet, Shannon bought a first batch at a store or Costco Business Center, photographed it, sent it to an experienced operator, and increased the buy when they said it was too small. She says Mike told her to triple it. She then returned about every other day until she learned real usage. How to Start a Vending Business (with ZERO Experience), How She Turned One Vending Location Into $25K/Month
  2. Stop driving store to store because one store has Celsius, another has Alani, and another has protein bars. That hits a ceiling. Anthony later called a Dollar Tree / Frito-Lay-driver hunt for 1-ounce Skinny Pop a beginner workaround he does not want copied once cases can be delivered. How to Start a Vending Business (with ZERO Experience), How He Built a $102K/Month Vending Business With 45 Locations
  3. Avoid variety packs where one flavor sells and one flavor sits. Dead half-packs are dead inventory. Mr. Passive’s example: about 7 of 21 Celsius flavors never sold. Anthony’s example: Gatorade Zero lemon-lime outsold others about 3 to 1. Track leftover flavors as cost, then order only the winning flavor by the case. These “boring” machines make me $80k/mo, here's how, How He Built a $102K/Month Vending Business With 45 Locations (January 20, 2026)
  4. After the first fill, do not treat inventory as another unfunded upfront cost. Wait until the first products have sold at a multiple of cost, then reorder from those proceeds. Mike’s first-fill ballpark is about $500, which he already calls a little high if you stock strategically. He had wrongly assumed $1,000. Stock the first fill, then replenish only from sales (August 8, 2025)
  5. Mike’s reorder rule on one micromarket walkthrough: do not buy another of an item until the units you already bought have sold for 2x to 4x what you paid. How Much Do Vending Machines ACTUALLY Make?
  6. Buy chips in limited volume. Mike warns they expire in less than 90 days. He flags Quaker chips at a stated 44-cent cost and $2.50 to $3 sell price. Plan short-life snacks the same way. Do not buy too many cases of PBJs. He cites PBJ snacks at a stated 38-cent cost and $2 sell price. How Much Does It REALLY Cost To Run A Vending Business? (April 23, 2025)
  7. If you stock OTC pain-relief packs, buy small packs from a wholesaler, not a 30-day retail bottle. Mike Kaufman says he pays 50 cents for a four-pack of Advil. How a San Diego operator opens that wholesale account is Not specified in the corpus. Selling These Is So Profitable, It Feels Illegal (December 12, 2025)
  8. As the route grows, move toward distributors, a platform such as Venhub / VenHub / Vent Hub, weekly ordering, and inventory in a warehouse or storage space. How to Start a Vending Business (with ZERO Experience)
  9. Anthony prefers VenHub when he needs later expiration dates and SKUs club stores do not carry. He says chips have arrived about 90 days out from warehouse receipt. A box-store refund on short-dated Cheetos did not solve the real problem: he needed stockable inventory. In a later video he says he no longer buys from Costco, Sam’s, Dollar Tree, or Walmart. Order inventory through VenHub instead of relying on club stores (January 2, 2026), How I’d Build A Vending Machine Business From $0
  10. Matt Morrison places regular orders with Vent Hub and uses Fair only for one-off or promo SKUs. He orders Dubai chocolate from Fair as a one-off, watches expiration-based discounts, and does not keep a lot at home. He cited a promo cost of $1.99 on the last six to eight boxes, an earlier cost of $2.99, and an $11.99 sell price. How His Top Location Hit $7K/Month (March 30, 2026)
  11. If you have a general manager or route team and use VendHub, Mike Kaufman has that team order on Friday, receive Monday, and organize product in a dedicated inventory room. That is his staffed cadence, not a solo-beginner method. EXACTLY how much my vending machine route makes in 24hrs
  12. If a resident offers you a case of something they sell, take the case, try it yourself, then decide whether to stock it. Test a resident-supplied product before stocking it
  13. If product takes over the house, move it to storage with all-hours access, then later to a space that can receive freight so you are not home for every shipment. How She Turned One Vending Location Into $25K/Month

Exact San Diego distributor names, delivery minimums, first-week dollar buy, Costco Business Center entity rules, and resale-permit steps: Not specified in the corpus.

4. Drive the loop

  1. Factor commute time. Do not pretend on-site minutes are the whole job. Why Beginners Fail at Vending
  2. If several machines sit in the same area, service them on one run. Park once and walk clustered buildings when you can. John services one apartment, then walks through to the sister building without moving the vehicle. Run a clustered apartment route as a solo operator
  3. Stock early enough that the route is done by afternoon if that is your pattern. Run a clustered apartment route as a solo operator
  4. Do not add or keep a stop mainly because it is close to home. Anthony’s example: a site five minutes from his house topped out at $700 or $800 a month. He says that was the wrong focus. This Is Boring, But These Vending Locations Do $3K–$5K a Month (January 9, 2026)
  5. If you are already in that pocket, John Sanchez does pop-ins between existing stops rather than creating a separate prospecting day. One Student Housing Location Did Over $4K—Here's Their Vending System
  6. Ask “What are your business hours of the day?” when you need to know when people are actually there. This Is Boring, But These Vending Locations Do $3K–$5K a Month
  7. On multi-shift sites, do not trust a big headcount. Break traffic into shift one, shift two, and shift three. Anthony treats a 75 / 25 / 12 split as one strong shift with leftovers. He wants two strong shifts as a minimum and calls three strong shifts elite. Uneven traffic creates revenue swings. Say No to Most Vending Locations (April 24, 2026)
  8. Calculate round-trip stock time before you accept or keep a stop. Mike Hoffman would rather say no than sit in traffic. Reacting to Codie Sanchez’s Vending Business Advice
  9. Shannon keeps new stops inside about 10 miles, maybe 15 depending on the spot, and converts miles to real drive time in traffic. She declined a 69-mile Olympia lead and a WeWork with about 100 people. A San Diego-specific mile or minute cutoff is Not specified in the corpus. Shannon’s 10-mile Seattle figure is hers, and she notes that 10 miles there can be 20 minutes or an hour and a half. How She Turned One Vending Location Into $25K/Month

5. Service the machine on site

Do the same physical loop at every machine. A universal slot-by-slot stocking method is Not specified in the corpus.

  1. Do not leave a new machine empty overnight. First inventory goes in the same day it is unwrapped. On install day, tell the property manager the stock day and that you will add a mid-week stop if the machine starts emptying. Anthony’s example: installed Tuesday, stocked every Wednesday. Run a couple of paid test transactions with the property manager and buy them an item they choose. Run install day, inspect before signing, and stock the same day, How I’d Build A Vending Machine Business From $0
  2. Arrive on the stated stock day. Do not leave wanted rows empty if you can help it. Michael Deese’s rule is that it drives him crazy to have any row empty. How I’d Build A Vending Machine Business From $0, How He Built $600K/Year in Revenue With Just 18 Machines
  3. Top off rows that are mostly gone. Do not wait for a completely empty facing. A facing can look full while only one unit remains behind it. Mike Kaufman’s example: a 14-count Snickers row that has sold 12 still gets the 12 empty slots filled while 2 bars face the customer. He prefers about 15 minutes every other day or every third day, plus a Friday top-off, instead of one long Monday recovery. Set the sales-report window to every two to three days. Top off machines before they look empty, How To Start A Vending Machine Business in 2026 (FULL COURSE) (March 10, 2025)
  4. If drinks empty faster than food, Deese does a Wednesday drink-only top-up from the zero/stock-out list and leaves food for Monday and Friday full services. How He Built $600K/Year in Revenue With Just 18 Machines
  5. If one flavor is the mover and space allows, Anthony says double, triple, or quadruple that row. If every drink sells, restock more often instead. After you add facings because something like Smart Water kept running out, watch the next week; Deese says demand can flip. How He Built $600K/Year in Revenue With Just 18 Machines
  6. Merchandise so people can shop visually:
  7. Strong sellers at eye level.
  8. Labels faced forward. Shannon trains facing as part of the property’s look. A stocker who “just throws product in” is not done.
  9. Bags fluffed, not crushed.
  10. Group drinks with drinks, bars with bars, chips with chips. Keep 12-ounce sodas on one row and 20-ounce bottles together.
  11. Keep the smart-machine planogram matched to what is actually in the slot. If you substituted a product (example: Lay’s in a Doritos slot), update the backend so AI cameras are not confused. How to Buy Your First Vending Machine (Step-by-Step Process), Set the first inventory, planogram, and prices, How She Turned One Vending Location Into $25K/Month
  12. Treat every square inch as something to optimize. Mike Kaufman says do not default to three drink rows and three chip rows. Add a fourth drink row and cut chip space because he says drinks have better margins and better shelf life, and chips have a 90-day shelf life. 10 HUGE Mistakes New Vending Machines Owners Make (July 5, 2025)
  13. Small OTC packs: eye level, not the bottom corner, 20 to 30 small packs minimum. A worker with back pain will not bend for ibuprofen. Mike contrasts that depth with a 16-ounce Monster fitting only 7 deep. Selling These Is So Profitable, It Feels Illegal (December 12, 2025)
  14. Phone chargers: eye level always, signage that says phone chargers, LED lights shining on them. Stock USB-C and USB based on the site; add wireless as a premium option. I Sell $2 Phone Chargers For $15 (And People Thank Me)
  15. Give incidentals their own row in a condo, apartment, or hotel hybrid, not only chips and drinks. How She Turned One Vending Location Into $25K/Month
  16. Wipe the glass with a wet rag every visit. Anthony says a clean machine gets used more than a dirty one. Mr. Passive lists a once-a-month cleaning calendar as low-hanging fruit that also makes the manager feel taken care of. Jason assigns a part-timer to clean machines as regular maintenance, one block per week, cycling the fleet over a year. Set first-month communication, service cadence, and books, These “boring” machines make me $80k/mo, here's how, How He Scaled to 500+ Vending Machines by Buying Routes
  17. Wipe the compressor at least once a month. Set first-month communication, service cadence, and books
  18. Check expiration dates religiously. Keep a record of what went into each machine and when it expires. Track it in a simple spreadsheet or app. If there is a recall, pull the product immediately. Mike Kaufman says expired product can be a lawsuit waiting to happen. When you later hire, Anthony still holds staff to expiration dates, on-time arrival, and a full machine. Exact temperature rules and dated-product rotation steps for California are Not specified in the corpus. How To Legally Protect Yourself As A Vending Owner, How I’d Build A Vending Machine Business From $0
  19. Pull expired product first on inherited or neglected machines. Jason sees about a pallet of expired product about once a month, mostly diet sodas. If nobody at the account asked for diet drinks, he generally does not offer them because they expire and create shrink. How He Scaled to 500+ Vending Machines by Buying Routes
  20. Confirm allergen labeling is still on the machine if it contains nuts or other common allergens. Mike’s wording: “May contain allergens, consume at your own risk.” How To Legally Protect Yourself As A Vending Owner
  21. Confirm a clear contact and refund policy is posted. If someone demands a refund for lost money or an invalid transaction, give a full refund and document it. Watch for the same person making it a pattern. Consider leaving on-site staff $20 in ones so they can refund immediately. How To Legally Protect Yourself As A Vending Owner (November 28, 2025)
  22. If you stock pry-off bottles such as regular Jarritos, hang a small wire-padlock bottle opener on a shelf so customers can open bottles without walking off with the opener. Hang a theft-resistant bottle opener for non-twist-off Jarritos
  23. Keep Uncrustables in a freezer if the site has one. Refrigerator-only storage shortens shelf life. Häagen-Dazs needs a freezer; it will not handle well in a refrigerator. Keep Uncrustables frozen to extend shelf life
  24. On a fresh item with a known pull date, Mike’s test ladder is: note the date when you load it, try 25% off two days before pull, 50% off the day before, then remove it on expiration day. He describes this as a test, not a proven SOP. Example: a sandwich loaded with 9 days left. Markdown fresh food before it expires (June 27, 2025)
  25. If you added a frozen machine next to a refrigerated machine, restock both on the same visit. Mike Kaufman says if the frozen unit sells out early, wait for the next scheduled refrigerated stop instead of making an extra trip. He claims incremental revenue of $800 to $1,500 a month on that add-on; that is his figure, not a target. Every Type Of Vending Machine You Can Own (Ranked) (September 19, 2025)
  26. Toilet paper in a smart machine: single rolls, stacked, because Anthony says only about 5 or 6 fit. Plan weekly restock. Use larger multi-packs only in an open market where they fit. One Student Housing Location Did Over $4K—Here's Their Vending System
  27. Talk to people at the machine. Ask residents or employees what they would actually buy, even if you would not buy it. Shannon added room-temperature water after customers asked, and kept about 40 units by checkout in a tight spot. Set first-month communication, service cadence, and books, How She Turned One Vending Location Into $25K/Month
  28. If a resident asks for a unique item and you have VenHub access, source that item and test it. This Boring Machine Makes Me $1,000 Per Month, Here's How
  29. If you still run traditional coin mechs, do not sift overflow from the coin jar to refill tubes by hand. Anthony switched to taking coin rolls at the bank, slicing them, and loading tubes on the route. Jason’s inherited cash-in/cash-out system is Not specified in the corpus. Exact on-site cash-collection, coin-count, and refund procedure for cash machines is also Not specified in the corpus. DJ notes traditional machines still produce coins that can be rolled at home. 30. Lock the machine when you walk away. Mike Kaufman says leaving it unlocked can get a theft claim denied. The EASIEST Ways To Prevent Theft In Your Vending Business

Warning

Operators disagree on whether an empty row is an emergency. See Conflicts.

6. Change the mix from this week’s numbers

Do this after the stop or in a weekly product-review block. Do not wait months for a dead item to “catch on.”

  1. Start simple on a new machine: drinks, snacks, protein, healthier options, and convenience items if they fit that site. Then watch. How to Buy Your First Vending Machine (Step-by-Step Process)
  2. During the first 30 to 60 days, Anthony stocks a general mix (Coke, Celsius, Gatorade; chips and candy; incidentals such as Tylenol and chargers), reads the smart-machine data, doubles and triples winners, and pulls slow movers. He tells the manager it is like dating: a month or two in, you learn the building. He waits about two to three weeks after install for preferences to show, then starts this work in weeks two and three. That is merchandising time, not the same clock as his 90-day pull rule. 3. Use the backend to see every product, transaction, category, and margin. How to Start a Vending Business (with ZERO Experience)
  4. Give more rows to categories and SKUs that dominate. If you have five rows and drinks are dominating, consider giving drinks four of the rows. If Twix and Reese’s lead, pull some chip facings and add more candy. If a winner sells out before the next visit, pull a weak row (Mike’s example: Coke) and give the winner a second row. 5. If one protein shake or one flavor is the outlier, give the winner more space and pull the dead flavor. How to Start a Vending Business (with ZERO Experience)
  6. Test more of what is already moving. If chocolate outsells chips, test more candy bars. How to Start a Vending Business (with ZERO Experience)
  7. A/B test two to three flavors of the same category side by side, then add rows of the winner. Mike’s example: Muscle Milk next to Fairlife or Core Power. A/B test nearby SKUs and double down on winners
  8. Do not use one planogram for every building. Use a middle path: put in what demand is telling you, and also understand the location type. 10 HUGE Mistakes New Vending Machines Owners Make
  9. Urgent care: do not fill it with sugary sodas. Mike has added OTC meds patients need. Also stock energy drinks for nurses and late-night vet techs.
  10. Apartment: late-night munchies; drinks first; frozen next; incidentals such as condoms, Tide Pods, shampoo.
  11. Warehouse / job-site / manufacturing: larger cheap energy drinks, not a 12-ounce premium healthy energy drink; 16-ounce Rockstars and Monsters rather than trendy cans; orange juice and pastries for a 7 a.m. night-shift get-off; frozen microwave meals.
  12. Gym: high-protein low-sugar bars and shakes, not Snickers. I Tried 100+ Vending Locations, These 3 Are Most Profitable, Match products to the site demographic and swap losers fast
  13. If you are still learning a building’s palate, start from a general mix and say so. 14. Listen for products guests and staff already ask for. Stock that item. Anthony noticed 7 Tylenols in the first 3 days at one hotel. If a property manager emails a specific request, Anthony’s reply is: yes, thank you, we will have it in the next week and a half, this is for you. If they will not say what they want, bring items and see what sells. I've Tried Selling Hundreds of Vending Products. These 7 Always Sell Out (July 29, 2026), How He Scaled to 500+ Vending Machines by Buying Routes
  15. If a premium or unfamiliar product is a test, put it in one slot, not a whole row and not a whole machine. Watch sales. Pull it if it does not move. Test a premium or unfamiliar product in a single slot
  16. If a product sits, pull it. Do not keep it because you like it. Anthony left one personal-favorite item in for two months and called that wasted slot space. Pull a product you stocked only because you like it (August 13, 2026)
  17. If a product “should have worked” and still does not move after a fair test, pull it even if you cannot explain why. Act on a product that should have worked but did not
  18. Respect boring consistent movers such as water. Smart Water is a restock-priority SKU in Mike’s micromarket example because of margin, not because it is “just water.” He has priced it at $3.75 or $3.95 and wants it never sold out. Those are his prices. I've Tried Selling Hundreds of Vending Products. These 7 Always Sell Out, Stock Smart Water so it never sells out (April 9, 2025)
  19. If you run more than one software, compile the reports before you name a route-wide top seller. Look at unit volume and revenue. A cheap item can win on count while a pricier item wins on dollars. Compile top-seller data when you run more than one software
  20. Keep rotating. Evan wants new products in each location and an evolving planogram, not a frozen menu. Keep testing and rotating products in the planogram
  21. Before copying another operator’s “can’t keep it in stock” item, look up whether you can legally sell it in your area. California product restrictions are Not specified in the corpus. How This Retiree Built 15+ Vending Locations ($5500/month)
  22. Hold price when people complain. Graham Parker’s service pitch: residents having what they want when they want it takes people power and buying power; contrast that with the last vendor who never came out and did not stock the machine. Warning

Do not argue with the machine. If the data says it is not moving, pull it. Grocery-store popularity is not proof it will sell in vending. 7. Keep the account relationship on a weekly cadence

Service is what you sold. Property managers are putting out fires. Vending is not their priority.

  1. Give the manager your personal cell for machine questions, product feedback, suspicious activity, or revenue share. Keep the cell of the person who can actually help, not only the front desk. Put a business / Google number and a short FAQ on the machine for customers (Wi-Fi / machine down, expired product, empties). Set first-month communication, service cadence, and books, The EASIEST Ways To Prevent Theft In Your Vending Business
  2. For the first month, schedule weekly check-ins with the manager. Over-communicate early. Ask what people are saying, what they have requested, and whether there have been issues. How to Buy Your First Vending Machine (Step-by-Step Process)
  3. Visit at least two to three times a week in that first month even if sales have not started. Mike says this is partly so the manager sees you vested and will help market the machine. Set first-month communication, service cadence, and books (November 7, 2025)
  4. Answer manager texts and emails the same day. Speed is how you stay different from vendors who go silent. Close with a 24-hour proposal and a scheduled review call
  5. If the manager says you are not servicing enough, show service logs. If they say the machine is always empty, show inventory and restocking logs. If they want to change terms, get it in writing as a contract change. No verbal agreements. If they threaten removal, refer to the termination clauses. Take the high road. 8. If the hotel or property later offers locked on-site storage, use it to stage a backhaul so you are not hauling every unit from home. Pursue a franchise hotel with personal mail, long follow-up, and insurance upgrades

Mike says the first month can decide whether a location ramps in about two months or drags toward 12 months. That is his claim, not a guarantee. Set first-month communication, service cadence, and books (November 7, 2025)

8. After the stop: log, count, and keep the weekly books

Profits, not revenue, are what Mike calls the vehicle of business health.

  2. Record what you put in and when it expires. How To Legally Protect Yourself As A Vending Owner
  3. Update the backend so the machine and the software still match. Months Without a Single Vending Location...
  4. Track sales and inventory cost from day one. Track revenue, product costs, processing fees, inventory, restock visits, maintenance, and profit. Mike uses Expensify by payee / category. Set first-month communication, service cadence, and books, How to Buy Your First Vending Machine (Step-by-Step Process)
  5. Keep business money in the business account. Never mix personal and business money. Open business banking and keep personal money separate
  6. Run deductible route costs on the business card: receipts, mileage to and from machines, car costs. Complete post-formation setup: EIN, bank accounts, insurance, and expense tracking
  7. Keep a spreadsheet of COGS and how much each machine is making. Anthony wants a month-over-month spreadsheet per machine, with the change in the green even if only by a percent. Track labor, cost of goods, revenue, and each expense as a percentage of revenue. If operating systems do not match, lump them into one Google Sheet income statement per month. 8. When a weekly deposit hits, split it across the separate accounts if you are using the Profit First setup John described. Split weekly deposits with Profit First and stay debt-free
  9. Once a week, sit down and match what came in, what bills you have, and the transactions. Sandy uses QuickBooks for that review. Do a weekly mom-and-son financial review
  10. Before you call a location “good,” subtract the full stack from revenue: COGS, card / merchant / SaaS fees, revenue share, fuel, maintenance, insurance, and labor if hired. Run the full financial stack before placing a machine
  11. If a product sold quickly, buy more. If it did not move, replace it. If the machine is underperforming after you are tracking numbers, look at placement, awareness, product mix, pricing, and traffic. How to Buy Your First Vending Machine (Step-by-Step Process)
  12. Write down how long the stop actually took if you have a stocker app or are timing the route yourself. Mr. Passive physically times each location, VendHub delivery to the warehouse, and commute, then writes a weekday stocking schedule so labor is planned, not reactive. Why Beginners Fail at Vending, These “boring” machines make me $80k/mo, here's how
  13. Track everything from A to Z the way a food log works, then turn that into a written checklist. Mike Kaufman did this after about three months on the route himself. Record at least: what each machine needs refilled, what the warehouse needs, new locations being targeted, what each machine sold today, what is empty, what restock is happening in real time, and route-efficiency items on a scorecard. Exact spreadsheet columns beyond those lists are Not specified in the corpus. I made $3,571 today while playing golf, here’s how (June 12, 2025)

  15. Review books at least quarterly, preferably monthly, if you have profit and must estimate taxes. Stephen Lee recommends Xero, a dedicated tax savings account, and the annualized / actual method because vending cash flow is seasonal. He said 30% of profits set aside should suffice for most operators for federal and state; that is his figure. The Tax Strategy Most Vending Machine Owners Get Wrong

Keep monthly P&L pieces in view as attributed targets, not promises:

9. Handle alerts that are not on the weekly calendar

  1. When a machine goes offline or you get an abnormal-transaction alert, decide whether waiting until morning loses meaningful sales. If it will, Matt Dix goes immediately, including 1 a.m. One member treated an offline machine as lost money if it waited until morning and drove out at 1:00 a.m. Anthony tells a similar Easter-Saturday story: a top location went down around 7:30–8 p.m.; he estimated $150–$200 loss if he waited, drove about 1.5 hours, fixed it around 10 p.m., and got home around 1:30 a.m. He Risked Everything… Now It’s $20K/Month (April 14, 2026), What Joining Vendingpreneurs Actually Gets You (That YouTube Can’t) (June 19, 2026)
  2. If a customer shatters a product inside the machine and puts it back (Matt’s overnight-oats example at 12:30), go that night. He says leaving it until morning would make the whole machine a “ransom.” He Risked Everything… Now It’s $20K/Month
  3. On a downtime or lost-Wi-Fi alert, Mike Kaufman sends the team out because sales will be down. I Automated My Vending Machine Business So I Work Less Than 2HR/Week
  4. On a smart-machine tamper alert (unexpected door open or door open too long): put the machine in sleep mode remotely if you have questions; respond yourself, loop in the property manager, or call the police; try to catch it live. The EASIEST Ways To Prevent Theft In Your Vending Business
  5. If there is a theft, file a police report immediately. Give serial numbers, photos, and camera footage from the machine or the property. How to file a San Diego police report, and what camera policy a property will allow, are Not specified in the corpus. The EASIEST Ways To Prevent Theft In Your Vending Business
  6. If a still-warrantied new machine fails (dead fridge, lost coolant), have the GM, stocker, or picker call the manufacturer and get a no-cost tech. Prefer new warranted machines so a tech comes to you instead of you becoming the mechanic. If you bought used, Mike Kaufman and Anthony both treat breakdowns as extra trips plus a trust problem with the manager. Do not wait a long time for a repair. Kaufman says a 30-day wait for a tech doubles a two-week lost-revenue example. Actual on-site repair steps, reboot sequence, and which parts a beginner should carry are Not specified in the corpus. 7. If a Cantaloupe or other processor rep is stuck, Anthony told Tyrone to call the assigned rep every 30 minutes until he got through. Months Without a Single Vending Location... (June 2, 2026)
  8. If you cannot log into site cameras, theft checks go through the on-site partner and property IT. Sandy restocked a known small quantity, compared transaction reports day-over-day, then asked security to scrub that window. Investigate vending theft when you cannot log into the cameras
  9. If you connect the machine to property Wi-Fi to save a few dollars, a property outage takes your machine offline. 3. Place machines near existing cameras. If you add cameras, keep the receipts. After an incident, share machine or property footage with police. The EASIEST Ways To Prevent Theft In Your Vending Business
  4. Still work the property relationship. Kaufman says that relationship prevents more theft than any camera. Give the property your cell so they can call about suspicious activity. The EASIEST Ways To Prevent Theft In Your Vending Business
  5. On an open cooler or open-shelf market, assume that if someone raids it you eat the inventory. Kaufman used that format before smart machines and says the claim is small and nobody tracks the thief down. Open shelves need fob access, cameras, and a property rule for unpaid walkouts in Mike’s example. He also says put open markets in break rooms, not apartments. 6. If you still install an open micromarket, Anthony wants cameras and a workplace where employees would lose their job for stealing. He posts a sign: “Theft will not be tolerated and will lead to termination.” Workplace example signs also include “Smile, you're on camera” and HR/termination language. 11. Set the visit cadence from volume

Use this as the weekly planning rule, not as a promise that every San Diego stop will behave the same. Weekly is the baseline example in Why Beginners Fail at Vending. It is not the rule for every stop.

First month, any new stop

  1. Visit two to three times a week even if it is quiet. Set first-month communication, service cadence, and books (November 7, 2025)
  2. A large open market may need about three restocks a week at first because velocity is uneven. Javier’s hotel market was about 100 to 150 SKUs. Stand up and restock a large hotel open market in month one (May 5, 2026)
  3. Use the first 30 to 45 live days to lock order rhythm, on-site frequency, and warehousing. Use the first 30–45 live days to lock an operating rhythm
  4. Watch the first 48 hours. If the site reports a sell-out, return immediately and buy more than you planned. Shannon restocked her high-volume first market every other day, about three to four times a week, then after hiring used Monday, Wednesday, and Friday, plus Saturday or Sunday depending on inventory. 5. On a new stop, Anthony says give it three to six months to see what sells and dial the mix. That is mix-learning time, not permission to ignore empty rows. One Student Housing Location Did Over $4K—Here's Their Vending System

Steady snack-and-drink machine

  1. Anthony tells the property the weekly stock day on install day. If the location becomes a “beast,” he adds another stop that week and tells the manager. How I’d Build A Vending Machine Business From $0
  2. Mike’s older traditional-machine example: stock about two days a week, about 30 minutes each visit, or about an hour a week on that one machine. That figure is for the machine he was discussing, not a full route. Run a traditional snack-and-drink vending machine (May 22, 2025)
  3. Mike’s later labor planning: about 30 to 40 minutes per machine per week, or about two hours a week including inventory. He has also said 30 minutes every other day or 45 minutes twice a week. Hire a stocker when 3–4 machines make stocking the bottleneck (April 3, 2026), Build a monthly P&L that includes hidden vending expenses (February 17, 2025)
  4. Anthony’s later labor planning for a hired stocker: roughly one and a half hours per machine per week. Hire a stocker and move your time to locating and closing (July 7, 2026)
  5. Tom added about 30 minutes per live location to fill and stock until he hired part-time help. Allocate first-year time and hand off stocking (March 25, 2026)

High-volume stops

  1. If one apartment machine needs restocking three to almost four times a week, add a second machine at that property instead of living on that cadence. Add a second machine when one apartment needs 3–4 restocks a week
  2. If three machines at one manufacturing plant are on track for about $8,000 in a month, Manuel’s rule is restock every two days. That set included one Haha Pro plus two cash-enabled machines. How His 3rd Location Hit $8K/Month In Revenue While Working Full-Time (February 17, 2026)
  3. If you are restocking daily and still running out, keep servicing it, then ask to add a larger machine (John asked for a Pico widebody and moved the extra Stockwell). After the upgrade he stretched to every other day, plus a Saturday morning touch-up, then back to Monday / Wednesday / Friday. Handle a machine that outruns a Stockwell (July 17, 2026)
  4. On a gold-mine stop Deese stocked a Stockwell about 3 or 4 times a week; after upgrading to a Pico V Plus (8 deep vs 6 deep, plus one extra row) he still services about two and a half times a week. How He Built $600K/Year in Revenue With Just 18 Machines (February 24, 2026)
  5. Matt Dix expects a downtown location he says does $6,000 a month to be almost empty after about four days. He stocks the night before so he can start early. He Risked Everything… Now It’s $20K/Month (April 14, 2026)
  6. If a machine needs stocking five days a week, Mike Kaufman staffs Monday through Friday and also schedules Saturday. Saturday can be 7 a.m. or 9 p.m.; it only has to be finished that day. If the operator wants Friday through Sunday off, have them top off Thursday night. If a kid is sick at the 8 a.m. window, stock later the same day. I Automated My Vending Machine Business So I Work Less Than 2HR/Week
  7. Tom’s hotel team was on site about every other day across four machines. He was glad he added the fourth. Pursue a franchise hotel with personal mail, long follow-up, and insurance upgrades (March 25, 2026)
  8. DJ stocks his highest student-housing micromarket at least twice a week. In the same answer he also said “probably once or twice,” so the exact weekly cadence is not clean. Stock a high-volume student-housing micromarket more than once a week (December 23, 2025)
  9. For a known multi-week surge such as band camp, plan daily service, send product to the on-site partner, and route almost-expired school-year product into that window. Sandy was not prepared the first year and could not keep the machine stocked. Staff and stock a known four-week school band-camp surge
  10. Jason’s large inherited route runs trucks Monday through Thursday on about 10- to 12-hour days and uses Friday to regroup. That is a multi-driver design, not a beginner calendar. How He Scaled to 500+ Vending Machines by Buying Routes (December 30, 2025)

If you still have a W-2

This is calendar design. It does not replace the stock loop.

  1. Mike’s structured week: 30 minutes of follow-ups, 30 minutes of product review, 30 to 45 minutes of prospecting, restocks on Saturday, 4 to 6 focused hours total. Consistency beats intensity. Run a 4–6 hour weekly schedule around a W-2 job (April 3, 2026)
  2. Anthony’s early-week picture is higher: about 5 to 10 hours, used for restocking, cleaning, tracking what sells, and finding the next location. Do the weekly work, especially at the beginning (June 26, 2026)
  3. Matt Morrison: build a targeted prospect list on a weekday evening, 6 p.m. to 9 p.m. Block 1:00 to 3:00 every other Friday and use that window only to hit the list. If you have about two free hours on a Friday, treat that as primetime for property-manager visits. Use Saturday time here and there. Do not count on Sundays. Property managers are not around. How to schedule actual restocks around a San Diego W-2 is Not specified in the corpus. How His Top Location Hit $7K/Month (March 30, 2026)
  4. If this week is a grind at the day job, pause extra growth and keep the restock promise. Use downtime weeks for extra route-building. Pace the side hustle against the day job week by week

12. Review the stop, then move or keep it

  2. After about five months in place, Anthony plans around roughly plus or minus 5% month to month. In a later video he says a same-spot replacement stabilizes around month six plus or minus 5%, and a building that never had vending takes about 10 to 12 months to condition. 3. If month-over-month is not in the green, look back for the cause, including a seasonal dip, before you decide the site is dead. How I’d Build A Vending Machine Business From $0
  4. If it is still underperforming, do not leave it forever for sunk-cost reasons. Anthony’s current rule (December 26, 2025 and February 20, 2026): give a new location 90 days / three months; if it is still not performing, take the machine out and move it. He used to wait six months and no longer does. See Conflicts before you pull a slow site at day 90. 5. Anthony’s example: a car-dealership machine did $400 a month for four months; after he moved it to a shelter it did $400 in three days. Another: a garden stop he treated as a $450/month loss leader later did $3,500 in the first month after the move; an under-occupied office that missed an 80% occupancy promise after six months got 30-day notice and then did $3,790 in month one at the new site. A separate claimed result: one move cost a couple hundred dollars / like $300, and that machine went from $900 a month to $3,700 in the first month. Those are his results, not a forecast. 6. If they offer more marketing, let them try. Mike Kaufman says that is the first response 9 times out of 10. If they offer a $500 or $1,000 monthly minimum just to keep the machine for a few users, he treats that as straight margin because you are not losing inventory. 9. A one-year contract can trap a dud. Manuel still has to wait out one-year contracts before he can move his first two duds. Moving the asset is only possible if you can get the machine out. How His 3rd Location Hit $8K/Month In Revenue While Working Full-Time

13. When the weekly route starts to break

  1. If one restock day can empty a warehouse rack that used to last a long time, stop eyeballing inventory. Kyle’s signal was a Coke rack that used to last about a month going almost empty after one restock day. Put a real inventory system in. How to build that system: Not specified in the corpus. Stop eyeballing inventory once one restock day can empty a rack
  2. If you have about 15 to 25 machines and you are no longer the person stocking them, stop judging sales by empty rows. Assign sales-report analysis and kitting to a warehouse person. Kyle cites 10 to 15 minutes per machine to pull and review a report. Separate kitting/sales analysis from driving once you cannot eyeball 15–25 machines (January 27, 2026)
  3. If owner stocking is crowding out location work, plan the first hire as a part-time stocker. Give simple instructions, a route list, a restocking checklist, and a dashboard review. Plan the first hire as a part-time stocker, Hire a stocker and move your time to locating and closing
  4. If one stop is huge and far, run the numbers on a dedicated stocker rather than driving it yourself. Mike compared stocking a roughly $10,000-a-month stop about an hour and a half away himself (about $4,500 a month left) versus hiring (about $3,800) and gave up the $600–$700 to free his time. Those are his claimed numbers. Hire a dedicated stocker for a distant high-volume stop (August 19, 2026)
  5. If several new locations are about to come online at once, install processes and a weekly cadence first so you can juggle installs, restocks, and outreach. Install processes before several new locations come online at once
  6. If family time is the priority through the holidays, Madison’s choice was: keep restocking, stop forcing new growth, restart hard on January 1. She’s Doing $10-12K a Month With Just 6 Vending Locations
  7. Andy will pause new pop-ins when two oversized leads could consume operating capacity. That is a capacity rule, not a claim that pop-ins stopped working. Pause cold pop-ins while oversized leads are in diligence

14. Hand off stocking only after you know the work

Do this after the route is running, not instead of running it.

  1. Do the physical work yourself first so you know what a good restock looks like: carry boxes, break them down, stock, then later walk beside a hire and see a half-assed job. How a Married Couple Built a $36,000/Month Vending Business, I made $3,571 today while playing golf, here’s how
  2. Document inventory, stocking, order scheduling, and what products go in each location type before you hand the loop off. Write the route in extreme detail: time to get product, time to restock, drive time from warehouse to machines, and which buildings get which days. Mike Kaufman says you may cycle through three employees before a fourth checks all the boxes. How To Replace Your Full Time Salary With Vending (Full Guide), I Automated My Vending Machine Business So I Work Less Than 2HR/Week
  3. Hire when you cannot physically keep up, even if you only have a few locations. Matt Morrison hired at 3 locations about 4 months in because location three did $6,500–$7,000 a month, not because three average stops are automatically too many. How His Top Location Hit $7K/Month (March 30, 2026)
  4. Separate picker and stocker when volume needs it: one person stages in the warehouse, another restocks. Joe was not sure whether that is one hire or two at about 15 locations / 18 machines. These “boring” machines make me $80k/mo, here's how, How This Retiree Built 15+ Vending Locations ($5500/month)
  5. After you hire, still go into the field and check the work. Musa does this. Graham and Katie use the standard they learned by stocking themselves. From Rock Bottom to $41K/Month… In Less Than a Year, How a Married Couple Built a $36,000/Month Vending Business
  6. Give the operator visibility into refills, warehouse needs, and new-location targets. Hold the person to expirations, showing up on time, and a full machine. They will not stock exactly the way you did. Anthony’s live-with-it bar is about 80–85% integrity (example: labels not always facing perfectly forward). 7. Customers will still email you, not the stocker, when something is wrong. How She Turned One Vending Location Into $25K/Month
  8. If a stocker texts at night that a high-velocity item is out, ask whether they need it tonight or tomorrow and how long it will take you to get it there. Repeated texts are a signal to hire warehouse help. How She Turned One Vending Location Into $25K/Month
  9. If you already visit a town for another reason, Shannon stocks that one stop herself. She still knows she eventually needs to buy that time back. How She Turned One Vending Location Into $25K/Month
  10. If a worker wants time-and-materials for picking or stocking, Anthony refuses and pays a structure based on known time for that machine type. He cites a $20 going rate that he did not pay and $25 that he did pay so the person would stay. Those rates are his market example, not a San Diego wage rule. California / San Diego wage rules, employee-versus-contractor classification, written stocker agreements, insurance requirements for helpers, and I-9 steps are Not specified in the corpus. How I’d Build A Vending Machine Business From $0
  11. Protect the route from a sudden quit. Kyle’s first metro stocker was reliable until he quit on the spot. Kyle then hired overlapping part-timers. Anthony separately warned that hired people can quit about 30 days later. Protect the route from a sudden quit by hiring overlapping part-timers, Hand off stocking after the owner-operator grind
  12. Adding a stocker can dip profit first (J-curve) before growth accelerates. Hire a stocker so the owner can stay on high-leverage location work
  13. Kaufman raises background checks as a hiring discussion topic, not as a complete hiring SOP. EXACTLY how much my vending machine route makes in 24hrs
  14. Owner-remote weekly work only exists after a team exists. Anthony’s later routine on one smart apartment machine: about 2 minutes to run a weekly pick list, 1 minute to send it, weekly sales-report work, about 30 minutes a month of owner time. That does not replace the stocker, picker, or driver. He has gone six or seven months without visiting that stop. Mike Kaufman later describes a general manager, inventory room, Friday VendHub order, and about two hours a week of owner time on a 100-plus machine route. Those are later-scale claims, not the beginner week. Run the weekly remote routine for one smart apartment machine (January 2, 2026), EXACTLY how much my vending machine route makes in 24hrs (July 18, 2025)

First-month operating checklist

From Mike’s post-install cadence. Set first-month communication, service cadence, and books

  1. Manager has your cell.
  2. Customer-facing Google / business number and FAQ are on the machine.
  3. Weekly manager check-ins for month one.
  4. Two to three site visits per week even if sales are slow.
  5. Ask residents what they want.
  6. Wipe glass every visit.
  7. Wipe compressor monthly.
  8. Track sales and inventory cost from day one.
  9. Stock day is on the calendar and the manager knows it.
  10. Machine was stocked the same day it was installed.

Stocker handoff checklist

From Anthony’s onboarding basics, plus later operator versions. How to Start a Vending Business (with ZERO Experience)

  1. Part-time / flexible schedule.
  2. Simple instructions.
  3. Clear route lists.
  4. Restocking checklists.
  5. Dashboard review.
  6. Expiration-date standard, on-time arrival, and a full machine.

Kyle’s version that made about 10 machines feel automatic: warehouse in the city where the machines sit, a stocker who lives in that city, a routine, a schedule, ability to pull the pick list, warehouse access. How He Scaled to 30 Vending Machines Generating $40K/Month in Revenue

Mike’s Craigslist gig pattern: post in Gigs, $20 an hour, stock at 6 a.m. or 10 p.m. as long as the machine gets stocked, start with the hours one strong machine actually needs (example: 2 to 3 hours if it needs stocking 2 to 3 times a week). Hoffman’s first operator worked 3 hours a week at one location and was hired off Craigslist gigs at $20 an hour. Shannon hired a Craigslist stocker with flexible hours in the same window she got a storage unit; her stocker works 15 to 20 hours a week. Do not treat those video figures as local legal rates. Scale by repeating placement and hiring gig stockers (December 26, 2024), Reacting to Codie Sanchez’s Vending Business Advice (October 10, 2025), How She Turned One Vending Location Into $25K/Month

Nuance and exceptions

Note

Weekly is the default, not a law. Anthony’s standard stop is weekly. Shannon’s first market needed three to four visits a week, then a Monday / Wednesday / Friday plus weekend cadence after she hired. Anthony also adds a second weekly stop on a “beast.” Use software, empty slots, and property messages, not a calendar superstition.

Conflicts

Warning

The corpus does not agree on how often you should visit, how long a stop should take, when to hire, how long to leave a weak machine, where to buy, or whether an empty row is an emergency. Keep both sides. Choose the rule that matches your contract, your volume, and whether you are still learning the work.

Empty row vs planned visit

Michael Deese and Matt Dix run high-velocity stops so hard that empty rows and overnight outages are treated as lost money. Mike Kaufman, in The Best Passive Income Opportunity Of 2025 (Even If You're Lazy) (February 26, 2025) and I Automated My Vending Machine Business So I Work Less Than 2HR/Week (June 20, 2025), says an empty Celsius or Snickers row is not life or death because customers substitute (Celsius empty, customers buy a Lonnie; Snickers out, people buy Twix; do not cancel family plans). The same Mike Kaufman, in How To Start A Vending Machine Business in 2026 (FULL COURSE) (March 10, 2025), tells operators not to wait until a row is sold out and to top off every other day or every third day. Anthony’s current top-off doctrine is the same direction. Use sell-through and whether the site has substitutes in the same cabinet to choose a side. Do not pretend the corpus picked one rule.

Mike Kaufman: about 30% (April 23, 2025), or 30% to 35% (February 26, 2025). Anthony: 35% to 40%. Mr. Passive inherited about 45% and later talks about 33%. Keep the number attributed to the speaker. Do not average them into a promise.

Open micromarkets

Mike Kaufman says if someone raids an open cooler or shelf you eat the inventory, and he frames smart machines as what ended that exposure. Anthony will use a micromarket when there are cameras and employees would lose their job for stealing, plus an anti-theft sign. If those controls are missing, he treats open-shelf theft as a real concern.
